| - Add the **external draft** speculative-decoding mode: train a pretrained standalone draft model against a cached base model, instead of grafting a draft head onto the target. Select it with ``mtsp.convert(draft, [("external", cfg)])`` or the ``speculative_external`` recipe; the draft keeps its own embeddings and lm_head and exports as an ordinary HF checkpoint. |

Move the new feature entry to the unreleased 0.48.0 section.
The external-draft feature is listed under the released 0.47.0 (2026-09-23) heading. Move it to 0.48.0 under Speculative Decoding.
Mentioning the optional external.external_vocab_swap setting is recommended for completeness, but the changelog guidance requires only a short summary of the new feature. Its omission is not independently required.

Align the teacher and draft temperatures for tvd_deploy.
When --temperature is not 1, deployment_policy stores a temperature-scaled teacher distribution. However, tvd_deploy calls _deployment_probs, which always computes the draft distribution with temperature 1. This gives the loss incompatible temperature contracts and an incorrect acceptance target.
Either reject --temperature != 1 for external_loss=tvd_deploy, or pass the same temperature through the external-loss configuration and use it in _deployment_probs. Document the chosen contract.
The nucleus-excluded token IDs do not require a change. _tvd_sparse gathers draft mass at those IDs, but the stored teacher probability is zero there, so that mass contributes correctly as |0 - q|.

Reattach the base head on HF resume.
ModelOpt checkpointing restores the converted external model when modelopt_state.pth exists. However, the external plugin keeps the base lm_head and final norm outside the draft module tree, so they are not saved in the model state. A dense resumed run can therefore reach _teacher_logits without _base_lm_head and raise RuntimeError.
On the HF resume path, load the base model and call attach_base_lm_head without replacing or reconverting the checkpoint-loaded draft. Sparse resumes do not require this head.

Run the vocabulary swap when the two tokenizers differ, not only when their sizes differ.
The swap runs only when the draft and base vocab sizes differ. When two different tokenizers are padded to the same width, no swap happens, even with external_vocab_swap=true. validate_tokenizer_against_base then raises. This behavior contradicts the option's description, which says the swap happens "when the two tokenizers differ". Trigger the swap on a tokenizer mismatch as well.

Constrain external_loss during recipe validation.
external_loss: str allows typos through ModelOptExternalDraftRecipe loading. The external workflow loads the base and draft models before the value reaches the sparse-data check or HFExternalDraftModel.modify. Dense runs therefore fail only after expensive model loading. Use a Literal` to enforce the supported objectives during recipe validation.

Synchronize cache creation before building.
main.py constructs SparsePolicyDataset before EagleTrainerWithAccLog initializes torch.distributed. Under torchrun, every process sets rank to 0 and calls _build_cache(cache, files, top_k). The processes can concurrently rename and remove the shared cache paths, which can fail the build or leave meta.json unavailable.
Use a file lock, or use RANK/LOCAL_RANK together with a readiness wait so that only one process builds the cache and the other processes wait for meta.json.

Update the stale-cache handling around _build_cache so processes launched with

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Return train_acc on the sparse path.
On the sparse path, the computed accuracy goes to _last_accuracy. EagleTrainerWithAccLog reads only outputs.train_acc, as the comment at line 145 says. Sparse training therefore never logs accuracy, even when external_report_acc=true. Set draft_out.train_acc = [acc.detach()] here, as the dense path does.

In the sparse path of `forward`, expose the computed accuracy through

Reject or clear completed shards before reusing the output directory.
If a second run writes fewer shards than a previous run, exist_ok=True leaves the old higher-numbered shards in place. The trainer's shard glob can mix old policies with the new dump. Reject an output directory that already contains completed policy shards, or remove those shards safely before writing.

Do not publish the active shard after a failed run.
If tokenization or model inference fails after a record is written, finally renames the active temporary file to a completed .jsonl.gz shard. The trainer can then consume an incomplete dump as valid data. Rename the active shard only after normal completion. On failure, close and remove its temporary file.

Adds data.sparse_data_path: shards holding the base's top-k deployment policy per token instead of its hidden states. The policy is roughly 120 B against 10 KiB per token, is captured during generation, and needs no base lm_head at training time, so the base model costs nothing on the GPU. Only the TVD objectives can consume it; soft_ce needs full base logits and main.py rejects the combination rather than training against a zero-padded distribution. SparsePolicyDataset backs the shards with a memmapped cache and can oversample by the record's source field, since response lengths differ by an order of magnitude across sources. The sparse objective shifts the draft one position left before comparing: the stored policy at t is what the base sampled input_ids[t] from, while the draft's logits at t predict t + 1. Dropping the shift still yields a falling loss curve against the wrong target. Signed-off-by: Peter Hicks <phicks@nvidia.com> Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> Signed-off-by: Peter Hicks <phicks@nvidia.com>
TVD is bounded, so it discriminates weakly between tokens inside the base's support: moving probability between two in-support tokens costs it little. Cross-entropy's log penalty does not have that ceiling, so tvd_ce adds a CE term over the base's argmax token, weighted by external_tvd_alpha and external_ce_alpha. Works on both the dense and the sparse path. Signed-off-by: Peter Hicks <phicks@nvidia.com> Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> Signed-off-by: Peter Hicks <phicks@nvidia.com>
[4/8] added the consumer for data.sparse_data_path but nothing in the repo produces that format, so the path was unusable. This is the counterpart to compute_hidden_states_hf.py: it stores the base's truncated next-token distribution instead of a hidden state per token, which is what the TVD objectives actually read. Position t of the stored policy is the distribution token t was drawn from, conditioned on everything before it -- the model's logits at t - 1. The round-trip test asserts that alignment against SparsePolicyDataset, since dropping the shift still yields a falling loss curve against the wrong target. external_vocab_swap re-indexes the draft onto the base model's vocabulary instead of raising when the two tokenizers differ, rebuilding the draft's embeddings and lm_head and carrying over rows for tokens both tokenizers spell identically. The replacement matrix is base_vocab_size * hidden_size parameters, which is a large change to a small draft. The swap must run before convert so the converted module and the saved ModelOpt state describe the post-swap architecture. Validate the result with an acceptance measurement, not a loss curve: a clean swap report does not imply the draft still accepts. Signed-off-by: Peter Hicks <phicks@nvidia.com> Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> Signed-off-by: Peter Hicks <phicks@nvidia.com>
What does this PR do?
Type of change: new feature
Speculative decoding needs the draft to propose tokens the target can verify, so the two
must share a vocabulary. Until now a draft trained with a different tokenizer was rejected
outright.
external.external_vocab_swap=truere-indexes it onto the base model's vocabularyinstead: embeddings and lm_head are rebuilt, rows for tokens both tokenizers spell
identically are carried over, and the rest are initialised from the draft's own embedding
statistics.
An untied
lm_headis rebuilt from its own rows rather than from the input embeddings —they are different learned matrices, and copying one over the other discards the pretrained
head.
The swap must run before
mtsp.convertso the converted module and the saved ModelOptstate describe the post-swap architecture.
The replacement matrix is
base_vocab_size * hidden_sizeparameters, which on a small draftis a large fraction of the model, and a sizeable part of it starts untrained. Judge the
result by an acceptance measurement rather than a loss curve. Prefer a vocabulary-matched
draft when one exists.
Usage
The swap reports how many rows carried over and what fraction of the base's most frequent
ids they cover. Those describe the swap; they do not predict how well it will accept.
Testing
pytest tests/unit/torch/speculative tests/unit/recipe— 805 passed.pre-commit run --all-files— clean.Ran end to end through
main.py: a cross-tokenizer draft swapped onto a larger basevocabulary, trained on a sparse teacher-policy corpus, and the resulting checkpoint loads
with plain
AutoModelForCausalLMat the base model's vocab size.End-to-end validation. The series was exercised by running the whole workflow on real
models, not unit tests alone: a teacher policy was dumped from a 27B target, three drafts were
trained against it concurrently from one dump -- two sharing the target's tokenizer, one needing
the cross-tokenizer vocabulary swap -- each for a full epoch, and each exported a plain HF
checkpoint whose
architecturesresolves to the draft's own class. Acceptance was then measuredfor all three under a matched target policy. That run surfaced four defects this series' unit
tests and several review passes had all missed, two of which corrupted training silently rather
than failing; all four are fixed here.
