Add --no-aux-hidden-states to the HF dump script. Only the head-based modes read aux_hidden_states, and they dominate the dump: one plane per selected layer against a single plane for the base hidden state. OfflineSupervisedDataset now falls back to an empty plane when the key is absent, so dumps written with the flag still load. Also resolve num_hidden_layers through config.text_config when present; multimodal checkpoints keep the language model's depth there and the dump previously failed on them. What I traced
- Sentinel safety. The
(seq_len, 0)empty plane survivesEagleOfflineDataCollator._pad_or_truncateas(train_len, 0)and stacks to(B, train_len, 0). Any mode that actually consumes it —hf_eagle.py:491(eagle_module.fc(base_outputs.aux_hiddens)) ormodeling_dflash.py:157(target_hidden=d['aux_hidden_states']) — hits a shape mismatch and fails loudly rather than silently training on zero features. The opt-in gate paired with a loud downstream failure is the right design; a zero-filled plane of the correct width would have been the dangerous choice. - Backward compatibility.
aux_hidden_states_optionaldefaults toFalseon bothOfflineSupervisedDataset.__init__andmake_speculative_data_module, and the default branch raises exactly whereoffline_data['aux_hidden_states']used to KeyError. Existing dumps and existing call sites (examples/speculative_decoding/main.py:302,examples/hf_ptq/hf_ptq.py:197) are unaffected. Nomodelopt_stateschema, mode registration, or public__init__.pyexport is touched, so no migration path is owed. - No caller sets the flag True yet. Expected for [1/8] — the consuming mode lands later in the series. The arg is not dead:
__getitem__reaches both branches and the new parametrized test exercises each, so this slice stands on its own per CONTRIBUTING's sub-PR rule. text_configresolution.getattr(model.config, 'text_config', None) or model.configis sound —PretrainedConfigdefines neither__bool__nor__len__, so a presenttext_configis always truthy and the fallback only fires when the attribute is absent or None.
Suggestions (non-blocking)
Two posted inline:
- The class docstring's dump-format key list (
eagle/utils.py:93) still presentsaux_hidden_statesas unconditionally present, and the new arg is documented in__init__while its three siblings live in the classArgs:block. - The
num_hidden_layers is Noneerror message still namesmodel.configand dumps the outer config — the wrong object precisely in the multimodal case the new lookup exists to serve.
Third, on an unchanged file so it could not be inline: collect_hidden_states/sample_hidden_states.py:62-72 gates on exact set equality against expected_keys including aux_hidden_states, so it reports --no-aux-hidden-states dumps as malformed and skips them. The repo's own dump-inspection tool then cannot inspect dumps the new flag produces. Worth switching that gate to a subset check over required keys only (input_ids, hidden_states, conversation_id) and guarding the per-key shape print with if key in data.
I did not re-raise CodeRabbit's note about assembling aux_hidden_states before discarding it — a valid but bounded waste (one torch.cat plus a D2H copy per conversation on the dump path), and the author's call.
Risk
Low. Additive, opt-in, default-preserving, with the failure mode pointed in the safe direction and both branches covered by tests.

Claude review passed — no blocking issues found. LGTM
Full review (5 files, +76/-5; all of modelopt/, examples/, and tests/ opened — nothing deprioritized at this size). This is a re-review of the same commit (2572119) a prior Claude run approved; I re-verified its conclusions rather than inheriting them, and found one new item.
Findings: CRITICAL: 0 · IMPORTANT: 0 · SUGGESTION: 1 new
New this round
llm_config is missing from the new config chain (compute_hidden_states_hf.py:155, posted inline). The hunk resolves text_config or model.config, but the three existing sites in modelopt/ that resolve the base LLM config all use a three-step chain including llm_config:
modelopt/torch/speculative/plugins/hf_eagle.py:96-102modelopt/torch/speculative/plugins/hf_dflash.py:224-229modelopt/torch/export/plugins/hf_spec_export.py:363-366
So a checkpoint nesting its language model under llm_config trains fine but still hits the ValueError at dump time — the same producer/consumer asymmetry this hunk exists to fix, for the other nesting convention. Not a regression, but the fix stops one arm short, and it makes a fourth copy of a chain that now disagrees with the other three (CONTRIBUTING's single-source-of-truth guidance). PretrainedConfig.get_text_config() would cover both keys; puzzletron/utils/vllm_adapter.py:139 already uses it behind a hasattr guard.
Re-verified from the prior review
- Sentinel safety holds. The
(seq_len, 0)plane survives_pad_or_truncate(eagle/utils.py:188-207allocatesout_shape[0] = train_len, leaving dim 1 at zero) and stacks to(B, train_len, 0). Every real consumer then fails loudly:hf_eagle.py:489(eagle_module.fc(base_outputs.aux_hiddens)),modeling_dflash.py:157(target_hidden=d["aux_hidden_states"], thenk_proj(target_hidden)at line 259),modeling_lilicorr.py:621(capture_dimunpack). A zero-filled plane of the correct width would have been the dangerous choice; this is the right direction. - Backward compatibility confirmed.
aux_hidden_states_optionaldefaultsFalseon bothOfflineSupervisedDataset.__init__andmake_speculative_data_module, and the default branch raises exactly whereoffline_data["aux_hidden_states"]previously KeyError'd. Nomodelopt_stateschema, mode registration, or public__init__.pyexport is touched, so no migration is owed. The other two collectors are untouched — notecompute_hidden_states_vllm.py:390already writestorch.empty(0)for the no-aux case, a 1-D sentinel rather than this(seq_len, 0)one; both are opt-out-of-aux markers with different shapes, worth unifying eventually but out of scope here. - No caller sets the flag
Trueyet — expected for [1/8]; the consuming mode lands later. Not dead code:__getitem__reaches both branches and the new parametrized test exercises each, so the slice stands alone per CONTRIBUTING's sub-PR rule. getattr(...) or model.configis safe.PretrainedConfigdefines neither__bool__nor__len__, so a presenttext_configis always truthy; the fallback fires only when absent orNone.
Still open from the prior review (not re-posted)
Two items from that round remain valid and I won't duplicate them: the class docstring's dump-format key list (eagle/utils.py:93) still presents aux_hidden_states as unconditionally present, and sample_hidden_states.py:62-72 gates on exact set equality against expected_keys, so the repo's own dump-inspection tool reports --no-aux-hidden-states dumps as malformed and skips them. I also did not re-raise CodeRabbit's note about assembling aux_hidden_states before discarding it — a real but bounded waste (one torch.cat plus a D2H copy per conversation), and the author's call.
Risk
Low. Additive, opt-in, default-preserving, failure mode pointed in the safe direction, both branches covered by tests. The one new suggestion is a completeness gap in an adjacent bug fix, not a defect in the feature.

- Skip building the aux planes under --no-aux-hidden-states: the concatenation and device-to-host copy ran per conversation on a dump about to drop them. - Document aux_hidden_states_optional beside its sibling arguments, and record in the dump-format key list that the key is absent under --no-aux-hidden-states. That list is the contract a new producer or consumer is written against. - Let sample_hidden_states inspect dumps that omit an optional key. It compared the whole key set, so it reported every --no-aux-hidden-states dump as damaged, and every --answer-only-loss dump along with it. …afts (#2687) ### What does this PR do? Type of change: new feature > **Part of the eight-PR external-draft series** (#2635 → #2640, #2687, #2688). Opened against `main`, > so this branch contains the series' commits too — **review only the final commit**. > Merge after #2640. Speculative decoding needs the draft to propose tokens the target can verify, so the two must share a vocabulary. Until now a draft trained with a different tokenizer was rejected outright. `external.external_vocab_swap=true` re-indexes it onto the base model's vocabulary instead: embeddings and lm_head are rebuilt, rows for tokens both tokenizers spell identically are carried over, and the rest are initialised from the draft's own embedding statistics. An untied `lm_head` is rebuilt from its own rows rather than from the input embeddings — they are different learned matrices, and copying one over the other discards the pretrained head. The swap must run *before* `mtsp.convert` so the converted module and the saved ModelOpt state describe the post-swap architecture. The replacement matrix is `base_vocab_size * hidden_size` parameters, which on a small draft is a large fraction of the model, and a sizeable part of it starts untrained. Judge the result by an acceptance measurement rather than a loss curve. Prefer a vocabulary-matched draft when one exists. ### Usage ```bash torchrun --nproc_per_node 8 main.py \ --config ../../modelopt_recipes/general/speculative_decoding/external_draft.yaml \ model.model_name_or_path=$BASE_MODEL \ draft_model_name_or_path=$CROSS_TOKENIZER_DRAFT \ external.external_vocab_swap=true \ data.sparse_data_path=$POLICY_DIR \ training.output_dir=$OUTPUT_DIR ``` The swap reports how many rows carried over and what fraction of the base's most frequent ids they cover. Those describe the swap; they do not predict how well it will accept. ### Testing `pytest tests/unit/torch/speculative tests/unit/recipe` — 805 passed. `pre-commit run --all-files` — clean. Ran end to end through `main.py`: a cross-tokenizer draft swapped onto a larger base vocabulary, trained on a sparse teacher-policy corpus, and the resulting checkpoint loads with plain `AutoModelForCausalLM` at the base model's vocab size. **End-to-end validation.** The series was exercised by running the whole workflow on real models, not unit tests alone: a teacher policy was dumped from a 27B target, three drafts were trained against it concurrently from one dump -- two sharing the target's tokenizer, one needing the cross-tokenizer vocabulary swap -- each for a full epoch, and each exported a plain HF checkpoint whose `architectures` resolves to the draft's own class. Acceptance was then measured for all three under a matched target policy. That run surfaced four defects this series' unit tests and several review passes had all missed, two of which corrupted training silently rather than failing; all four are fixed here. ### Before your PR is "*Ready for review*" - Is this change backward compatible?: ✅ (opt-in; default `false` preserves the existing error) - If you copied code from any other sources or added a new PIP dependency: N/A — no copied code, no new dependencies - Did you write any new necessary tests?: ✅ - Did you update Changelog?: N/A — covered by the series entry in #2637 - Did you get Claude approval on this PR?: ❌ pending Merge order: [1/8] -> [2/8] -> [3/8] -> [4/8] -> [5/8] -> [6/8] -> [7/8] -> [8/8]. <!-- This is an auto-generated comment: release notes by coderabbit.ai --> ## Summary by CodeRabbit - **New Features** - External speculative drafts can now work with different draft and base tokenizer vocabularies through optional vocabulary swapping. - Matching vocabulary entries retain their model weights, while unmatched entries are initialized consistently. - Resumed draft checkpoints are recognized and avoid repeating vocabulary conversion. - Special-token mappings are preserved when valid. - **Bug Fixes** - Improved validation guidance explains how to resolve vocabulary mismatches using vocabulary swapping. <!-- end of auto-generated comment: release notes by coderabbit.ai --> Signed-off-by: Peter Hicks <phicks@nvidia.com> Co-authored-by: Claude Opus 5 <noreply@anthropic.com>
What does this PR do?
Type of change: new feature
Adds
--no-aux-hidden-statesto the HF dump script. Only the head-based modes readaux_hidden_states, and they dominate the dump: one plane per selected layer against asingle plane for the base hidden state.
OfflineSupervisedDatasetgains an opt-inaux_hidden_states_optionalflag so dumps written with it still load — modes that do readthe planes (EAGLE, DFlash) still raise
KeyErroron a dump that omits them, whichmodeling_dflashdocuments as required behaviour. Also resolves
num_hidden_layersthroughconfig.text_configwhen present; multimodalcheckpoints keep the language model's depth there and the dump previously failed on them.
Called out separately because it is an unrelated bug fix in the same function.
Testing
pytest tests/unit/torch/speculative— 801 passed, 2 pre-existing upstream failures unrelated to this change.pre-commit run --all-files— clean.End-to-end validation. The series was exercised by running the whole workflow on real
models, not unit tests alone: a teacher policy was dumped from a 27B target, three drafts were
trained against it concurrently from one dump -- two sharing the target's tokenizer, one needing
the cross-tokenizer vocabulary swap -- each for a full epoch, and each exported a plain HF
checkpoint whose
architecturesresolves to the draft's own class. Acceptance was then measuredfor all three under a matched target policy. That run surfaced four defects this series' unit
tests and several review passes had all missed, two of which corrupted training silently rather
than failing; all four are fixed here.
