There was a problem hiding this comment.
Reviewed at 66bc59b. The rebase is correct: the branch sits on current main with only the [5/8] commit, and that commit is the same change I applied cleanly onto main last week. 593 unit tests pass (sparse, external draft, main.py, recipe).
Two asks, with suggestions inline.
1. Remove the duplication, and the memory regression with it. Use one _mix_ce helper on F.cross_entropy for both paths, and hoist one has_mass mask and one teacher_top1 for CE and accuracy. Measured at a realistic vocabulary, this lowers tvd_ce's peak by 3.5 GiB on the sparse path and 4.6 GiB on the dense path, with bit-identical losses. The comments claiming logsumexp saves memory have it backwards. Applied together, the four hf_external.py suggestions make _tvd_sparse identical to main again, and the PR's hf_external.py diff shrinks to about +23/−8.
2. Tests: fewer, and they catch more. I mutated the PR's code five ways: swapped weights, a wrong dense target, a wrong sparse target, and dropping each of the two empty-row guards. The current tests catch 3 of the 5: they miss the wrong dense CE target and the missing accuracy guard. With the changes below, they catch all 5, with about 60 fewer test lines:
- Add
tvd_ceto the existing sparse reference test (code below), and droptest_tvd_ce_adds_a_ranking_term_to_tvdandtest_tvd_ce_weights_are_honoured. - Replace the dense test with a direct reference check (inline).
- Extend the empty-row test to cover accuracy (inline).
Change to test_sparse_tvd_matches_one_minus_acceptance; this code is outside the diff:
@pytest.mark.parametrize("loss_fn", ["tvd", "tvd_deploy", "tvd_ce"])
...
expected = 0.5 * ((p - q).abs().sum(-1) + (1.0 - q.sum(-1)).clamp_min(0.0)).mean()
if loss_fn == "tvd_ce":
top1 = tok[:, 1:].gather(-1, prob[:, 1:].argmax(-1, keepdim=True)).squeeze(-1)
ce = torch.nn.functional.cross_entropy(draft_logits[0, :-1], top1[0])
expected = model.external_tvd_alpha * expected + model.external_ce_alpha * ce
assert torch.allclose(loss, expected, atol=1e-5)I applied every suggestion here together locally: all 37 tests in the two files pass, and the 593-test run passes too.
PR description: it is out of date after the rebase. It still says "Stacked PR ... builds on [4/8] ... Review only the final commit -- everything before 32ffa567". Its Testing section also describes the series-wide end-to-end run rather than what was run for this slice.

Duplication, part 1 of 4: one shared CE helper. The dense and sparse paths each carry the same 3-line logsumexp - gather CE, then the same weighted mix. Put both in one helper and build it on F.cross_entropy; see the next comment for why F.cross_entropy rather than logsumexp.
This also restores _tvd_sparse's signature from main. The PR moved _draft_probs out of it so that CE could share q_full, but the CE term never reads q_full, so the move buys nothing.

Taken as written in eb509a45. _mix_ce is in, both paths call it, and _tvd_sparse is byte-identical to main again. You are right that the hoist bought nothing: it made sense when CE read q_full, but once I moved CE off q_full to fix the clamp objection, the only consumer was _tvd_sparse again and I did not go back and undo it.

Part 3 of 4, and a memory regression: the logsumexp CE peaks higher than F.cross_entropy, not lower. The comments here claim the opposite. I measured on one GPU, at B=1, S=4096, V=151936, with bf16 logits that require grad. The numbers are peak max_memory_allocated over forward plus backward, above the inputs:
tvd |
tvd_ce (this PR) |

|---|---|---|---|
| sparse | 9.27 GiB | 13.91 GiB | 10.43 GiB |
| dense | 9.27 GiB | 16.23 GiB | 11.59 GiB |
The CE term on its own costs 11.59 GiB with logsumexp - gather and 6.96 GiB with F.cross_entropy. The losses are bit-identical before and after the change (sparse 2.1433, dense 1.7143). F.cross_entropy has the exact softmax - onehot gradient, so the clamp concern behind the current code doesn't arise.
Duplication: tok.gather(-1, prob.argmax(...)) and prob.sum(-1) > 0 are each computed twice in this block, once for CE and once for accuracy. Hoisting them into one has_mass mask also means the empty-row test covers both uses. Today the accuracy guard is untested: removing it leaves all 38 tests passing.

Thanks for measuring it. My comment had this backwards and I had no numbers behind it. The mechanism is clear in hindsight: draft.float() materialises a full fp32 [B, S, V] copy that both logsumexp and the gather retain for backward, and eager logsumexp also builds (x - max).exp() as a full temporary, whereas F.cross_entropy is fused and saves a smaller intermediate. I have taken the suggestion and deleted the comment that claimed otherwise rather than reword it.
The has_mass and teacher_top1 hoist is in too, so each is computed once and the empty-row test now covers both uses.

With the has_mass hoist, this test can pin the accuracy guard too. It needs report_acc on, and b must spike on a different id. Today b's row is uniform, so its argmax is also id 0 and the two accuracies would agree even without the guard. With this change, removing the guard fails the test.

Applied. Good catch that b spiking on id 0 made the accuracy half of this vacuous: with both rows uniform the argmaxes agreed anyway. It now spikes on id 1 and asserts acc_a == acc_b.

Test bloat: please drop these two tests. Instead, add "tvd_ce" to the existing reference-formula test, test_sparse_tvd_matches_one_minus_acceptance. That code is outside this diff; the change is in the review body.
The two tests share an identical setup. The reference row pins the target choice, the shift and both weights in one assertion. It also catches everything these two catch: I checked swapped weights and a slot-0 target. test_every_sparse_capable_loss_runs_and_backprops already runs tvd_ce through SPARSE_CAPABLE_LOSSES.

Dropped both, and tvd_ce is now a row in test_sparse_tvd_matches_one_minus_acceptance using the code from your review body. I also retitled the comment above that parametrization, since the old wording said it was for the pure-TVD objectives only.

Test gap and bloat: this test builds three full models, but it does not catch a wrong CE target. I changed the dense target to draft_logits.argmax(-1) and all 38 tests still passed.
Calling compute_loss directly against the reference formula catches that change and swapped weights, with one model. The forward path itself is shared and already covered by test_training_steps_reduce_loss.

Replaced with your version. The mutation result is the convincing part: I had assumed building three models made the test stronger, and it did not test the target at all. Also rewrote the PR description, which still described the stacked series and the series-wide end-to-end run rather than this slice.
TVD is bounded, so it discriminates weakly between tokens inside the base's support: moving probability between two in-support tokens costs it little. Cross-entropy's log penalty does not have that ceiling, so tvd_ce adds a CE term over the base's argmax token, weighted by external_tvd_alpha and external_ce_alpha. Works on both the dense and the sparse path. Signed-off-by: Peter Hicks <phicks@nvidia.com> Co-Authored-By: Claude Opus 5 <noreply@anthropic.com> Signed-off-by: Peter Hicks <phicks@nvidia.com>

Re-reviewed at eb509a4. Every thread from my last pass is addressed as suggested. LGTM, nothing further from me.
- Duplication: both paths go through one
_mix_ce.teacher_top1andhas_massare each computed once, and_tvd_sparsematchesmainagain. - Memory: I reran the measurement (B=1, S=4096, V=151936, bf16).
tvd_cenow peaks at 10.43 GiB on the sparse path, down from 13.91, and 11.59 GiB on the dense path, down from 16.23. The losses are unchanged. - Tests: I retried the five mutations: swapped weights, a wrong dense CE target, a wrong sparse CE target, no CE empty-row guard, and no accuracy empty-row guard. Each one now fails at least one test; before, only 3 of the 5 did.
- Ran: 592 unit tests passed (sparse, external draft,
main.py, recipe) in 12s. - PR description: now describes this slice and what was run for it.
What does this PR do?
Type of change: new feature
TVD is bounded, so it discriminates weakly between tokens inside the base's support: moving
probability between two in-support tokens costs it little. Cross-entropy's log penalty has
no such ceiling, so
tvd_ceadds a CE term over the base's argmax token, weighted byexternal_tvd_alpha/external_ce_alpha. Works on both the dense and sparse paths, throughone shared
_mix_cehelper built onF.cross_entropy.On the sparse path the CE target and the reported accuracy both skip rows the dump left
empty. Such a row has no teacher top-1 -- its argmax is slot 0, i.e. whatever the zero-fill
holds -- and CE's penalty is unbounded, so an unguarded target would drag the draft toward
token id 0. TVD only degrades to its bounded out-of-support term there, which is why this
matters for
tvd_ceand not for the other objectives.Testing
Unit tests only; this slice adds an objective and changes no training entrypoint.
test_sparse_tvd_matches_one_minus_acceptanceis parametrized overtvd_ce, so onereference assertion pins the CE target, the one-position shift and both weights.
test_dense_tvd_ce_is_weighted_tvd_plus_ce_on_the_base_top1does the same for the densepath against the reference formula.
test_tvd_ce_ignores_rows_the_dump_left_emptycovers both empty-row guards, loss andaccuracy.
test_every_sparse_capable_loss_runs_and_backpropspicks uptvd_ceviaSPARSE_CAPABLE_LOSSES.Acceptance for the trained drafts was measured as part of the series' end-to-end run, which
is described in [1/8]; nothing in this slice changes that path.
