feat(helm): add the opt-in placement applier and per-lane envelopes - #911
Chart integration for the placement applier. Adds an optional per-lane envelope key, validated with fail(), and an opt-in applier workload, disabled by default. The workload runs sie-placement tune in shadow mode unless apply is set. It mounts the gateway admin token from a Secret the operator names and never templates a token value. It uses least-privilege pod security and adds no RBAC. The KEDA trigger list is unchanged, and default rendering is byte-identical with the applier disabled.
This distributes an admin credential to a new workload, so it is a trust-boundary change and needs the repository's adversarial review.
Chart render tests, including byte-identical default rendering
lint, typecheck, public-tree check
Summary by CodeRabbit
New Features
Added workload placement planning based on demand, measurements, pricing, and capacity, with reports on placements, costs, constraints, and missing measurements.
Added Helm values generation for supported placement plans, including fallback options and replica floors.
Added an optional placement applier with shadow and apply modes, plus worker-lane floor envelopes.
Added capacity limits, GPU-memory and co-residency measurements, and placement-wait and boot evidence.
Added memory-aware workload packing and reporting for unplaced workloads.
Bug Fixes
Improved validation of placement plans, credentials, and worker envelopes; whitespace-only secret names are treated as absent.
Documentation
Expanded guidance for planning, Helm configuration, worker envelopes, and applier setup.
Add sie_placement.planner.plan, a pure function from service levels,
receipts, boot evidence, a price list, demand, the current plan and
planner parameters to a plan and a report:
- refuse receipts and boot evidence whose realized GPU product differs
from the product their machine profile requests or whose profile has
no price, and receipts whose latency cannot answer the identity's
service level
- block cells that miss the warm bounds; offer pinned, and
cold-with-bound or snapshot-cold where boot evidence exists, with the
slowest successful boot standing for the come-alive percentile, the
environment's own evidence replacing borrowed evidence, and a
comeAliveP95S of 0 admitting pinned only
- price at list times the region multiplier: one warm container plus
the above-floor hours demand needs, or the work plus a burst tail held
at the active floor for the cooldown; the fallback floor, cooldown,
ceiling and buffer are parameters
- set the envelope floorMax to floorMin plus the declared buffer while
queue wait is unmeasured, at realizable floors and capped by the
reviewed ceiling
- report per identity the chosen cell, warmth, monthly cost and
come-alive basis, and the nearest cheaper blocked option with the
bounds that block it; per lane the floor and envelope-maximum cost;
measurement requests ranked by their price-bounded saving; come-alive
levers priced under the identity's bound and at the bound their
measured come-alive permits; unattained queue-wait bounds; refusals;
and the changes against the current plan
Boot evidence gains an optional borrowed flag. The rendered plan and
report are byte-stable under input reordering, and replanning over the
plan the planner wrote reports no change. Each identity gets its own
lane; co-packing is not part of this change.
An identity whose choice is its current placement now stays on its
current lane under its current name, beside whoever else that lane
hosts. The current placement also has to match the queue pool and the
bundle the parameters give the identity. Before this, the planner
renamed an unchanged lane and split a shared current lane into new
pinned floors, so an unchanged input could still produce a diff. Only
lanes for new or moved placements get minted names, and a minted name
widens its digest when a kept lane already holds it.
Kept lanes stay within the reviewed ceiling. Costs are now per lane:
each lane pays its floor once, plus its residents' demand above the
floor. A kept identity's demand is priced at its slowest receipt for
its lane's cell, shape and concurrency, under that lane's ceiling. The
totals cover every lane. totals.unpricedLanes lists each lane whose
cell has no price (with an unpricedReason) or that has a resident
whose demand no receipt can price. Each identity reports its monthly
cost on its lane. A kept identity's blockedBy names the bounds its
kept placement is known to miss.
The report also lists sharedChartLanes: every chart lane, by queue
pool, machine profile and bundle, that more than one plan lane names.
Boot seconds normalize to float, so an int and a float record of the
same boot render the same bytes in either order. New tests cover demand
summed over operations, saturated cold hours, the cheapest receipt for
levers and boot requests under shuffled input, the concurrency match of
the current placement, and snapshot restores, which are never requested.
helm_values turns a placement plan into a values overlay for the
sie-cluster chart: one worker group per machine profile, whose bundle
lanes carry minReplicas (the envelope's floorMin) and maxReplicas
(maxContainers), and one static queue pool per named queue pool, which
carries the lanes' floor as minimumWorkerCount and their pinned
identities as pinnedModels. Lane tuples are canonicalized as the chart's
lane-token helper does.
It refuses a plan the chart and the gateway would not realize as
planned: a zero-floor lane whose floorMax falls below the chart's
fallback floor, more lanes than the chart's release limit (192, or 96
when the release installs KEDA or Prometheus), plan lanes on one chart
lane or worker group that disagree on what it carries, pins on the
default queue pool, which has no static queue pool, and lanes on one
static queue pool that need different floors, pins or bundles.
A golden test pins the emitted overlay, and chart render tests render it
with helm template to check the lanes, the ScaledObject bounds, the
unchanged six-trigger list, the static queue pool environment and the
lane limits.
The overlay merged onto worker groups that the chart's own values
already define, so enabling a group also enabled its stock bundles: a
release could run a lane the plan never placed, and the lane-limit
check undercounted. ChartParameters now takes base_pools, the
workers.pools beneath the overlay (the chart's own worker groups by
default, chart_pools()). Every bundle it enables under an emitted
group and the plan does not place is set to enabled: false, and the
enabled lanes of the groups the overlay leaves out count toward the
chart's lane limit.
Two plan lanes that canonicalize to one chart lane are refused, as the
chart refuses two entries on one canonical lane. Merging them realized
one floor, ceiling and pinned set for lanes the plan prices separately.
A container of more than one GPU is one device group or one worker per
GPU, which the plan does not say. device_groups names it per machine
profile, the overlay emits gpu.deviceGroup, and a multi-GPU lane on an
unnamed profile is refused.
The golden plan now has several bundles on one worker group, several
machine profiles on one static queue pool and a device group. It
renders over the chart's stock values without a masking base, and an
accepted plan at the lane limit renders. The order test compares the
rendered bytes. The README states that the overlay does not constrain
node selection and which planner plans these rules let through.
A come-alive lever's savings are now the fall in the plan total found by
planning again from the plan the run wrote: savingAtPermittedBound with the
identity's come-alive bound loosened to permittedBoundS, and
savingUnderBound with the warmth's boot measured at the identity's bound.
A lever is listed only when loosening its bound lowers the plan total.
An identity that stays beside another resident of its current lane no
longer claims the lane's floor as a saving: leaving the lane leaves that
floor paid by the other residents, so loosening its bound raises the plan
total and the planner offers no lever for it.
A worker lane may declare envelope.floorMin and envelope.floorMax, the
warm-floor range a floor carrier may hold it at. The render fails unless
floorMin equals minReplicas, floorMax lies between floorMin and
maxReplicas, and, on an autoscaled lane with minReplicas 0, floorMax is 0
or at least the lane's fallback floor. An envelope renders nothing by
itself.
placementApplier.enabled renders one Deployment that runs
`sie-placement tune` against the placement plan given in
placementApplier.plan. It runs in shadow mode unless
placementApplier.apply is true. Every plan lane must name an enabled
worker lane whose envelope equals the plan lane's, so the plan cannot
move a floor outside the range the chart values bound. The ScaledObject
triggers are unchanged.
With apply, the pod mounts the gateway admin token as a read-only file
from the Secret named by gateway.auth.adminTokenSecretName; the chart
never creates the token or renders its value. Pool reads use a client
token from placementApplier.clientToken, which joins the token
separation check. The pod has its own ServiceAccount with no token
mounted and no RBAC, runs non-root with a read-only root filesystem, no
privilege escalation, every capability dropped and the RuntimeDefault
seccomp profile, and uses the Recreate strategy so one applier writes at
a time. Literal gateway pool limits in gateway.extraEnv are passed to the
applier.
The applier is disabled by default and the default renders are
unchanged.
nextCheaper.saving is now the fall in the plan total found by planning
again from the plan the run wrote, with each bound that blocks the option
loosened to what the option measured, rounded up and never below 1. It is
0 when the total would not fall. The loosened bounds may admit a cheaper
option still, and the saving counts it, as savingAtPermittedBound does for
a come-alive lever.
An identity that stays beside another resident of its current lane no
longer claims the lane's floor as a nextCheaper saving: leaving the lane
leaves that floor paid by the other residents. Levers and nextCheaper
share one cached replan per loosened bound set.
The applier presents its client token file whole, so a gateway token
Secret that lists several comma-separated tokens fails every pool read.
The render error now suggests the gateway token Secret only when the
chart generates it, which holds one token, and states that the key must
hold one token.
The chart README states that the applier reads both token files at
start and needs a restart after a gateway client or admin token
rotation, names the applier's client token in the gateway token
rotation steps, and states that the Helm values emitted from a plan
carry no lane envelopes, so they are copied from the plan.
New render tests cover a gateway auth mode known only at run time, apply
mode without gateway auth, the bundled Prometheus address, and the
--max-pools flag.
…esidents
A first plan over a running deployment should change nothing it has no
measured reason to change. Four selection rules make that hold:
- An identity whose current placement no option matches, because its lane
has no receipt at its cell, container shape and concurrency, a cold lane
has no successful boot, or a lazy resident has no load, keeps that
placement unless it is known to miss a bound. It leaves only for an
unblocked option at least a cent cheaper than the placement, priced at the
lane's fastest receipt or, without one, at its floor alone. What the
placement lacks is a measurement request at its lane, with the lane's name
and concurrency. An identity that stays keeps its lane as it is, envelope
included, capped by the reviewed ceiling.
- An identity that declares no warm bound has no bound to choose a class by:
cells outside its current class are blocked by the undeclared bound, which
the report lists, and an identity without a current lane is not placed.
- lazy-resident is selectable on a warm lane of the current plan, on the
identity's queue pool and bundle, that a never-cold identity pins, when
the identity has a receipt at that lane and a load onto its cell and
container shape. Its come-alive is the load and its cost the demand above
the host's floor. A missing load is a measurement request on that lane.
- A warmth's come-alive is the 95th percentile by nearest rank of its
successful boots from 20 boots, and their slowest below that.
Kept identities now report the nearest cheaper option and price their
measurement requests against the current placement, and come-alive levers
include lazy-resident.
A lazy resident's option was hosted by any lane of the current plan on
which a never-cold identity was pinned, even when that identity moved
in the same run. The resident then sat alone on a warm-floor lane while
its option claimed to cost nothing beyond a floor nobody else paid.
Identities whose comeAliveP95S is 0 are now placed first, since no cold
or lazy option can meet that bound, and a lane hosts lazy residents only
when one of them stays pinned on it in this run. A resident's own lazy
lane without such a neighbour stays an option, priced at the lane's
floor as well.
A boot or load at the current lane that did not succeed now blocks the
current placement instead of holding it as unmeasured, and a current
placement kept on a lane the price list cannot price reports
current-unpriced rather than current-unmeasured.
Some GPU products take minutes to place a container on, or fail to place
one at all. The planner now reads that from boot evidence and bounds plans
by the accelerators an environment can obtain.
- Boot evidence records placementWaitS, the time an attempt waited for a
container, and outcome unplaced for an attempt that never got one.
- A cold warmth's come-alive is its placement wait plus its boot, each at
the same percentile: the boot over the identity's attempts at the cell,
and the placement wait over every cold attempt on the GPU product. From
20 attempts the 95th percentile by nearest rank stands, below that the
slowest, and a failed or unplaced attempt ranks above every success.
- A product whose cold attempts were more than 5% unplaced is not chosen
for an identity whose comeAliveP95S fits the new hold_budget_s
parameter, unless a candidate list names a second product where the
identity has a receipt meeting its warm bounds. Plan lanes gain
fallbackCells for that list, which is priced at its dearest member.
- A placement-capacity document states the total, per-product and
shared-quota ceilings. plan raises CapacityExceededError, carrying the
refused plan and its report, when the envelope maxima exceed one, and
the report lists each ceiling's use.
- The report's scarcity section names every cheaper option that scarcity
alone blocks, so a reviewer sees when it keeps an identity warm.
…nes jointly
One card can hold several models: some pinned and always resident, the
rest loaded on demand. The planner now forms such lanes from measured
evidence and prices a shared lane once for all its residents.
- Receipts record footprintMiB, workingMemoryMiB and coResidents, boot
records the footprintMiB of a load that succeeded, and price-list
profiles gpuMemoryMiB. A lane fits when its pinned footprints, its
largest lazy footprint and its largest working memory at the lane's
concurrency come to at most 80% of the card. Only single-card lanes
without fallback cells hold several identities.
- A pinned identity beside other pinned identities is judged by a
co-residency receipt whose coResidents include them, and its demand is
priced at that receipt. A receipt measured beside more residents stands
for fewer. A current shared lane without one is kept and asks for it.
- Lazy-resident options on current host lanes need the memory check, and
a footprint or working memory that is not on file is a measurement
request.
- A packing pass visits every identity alone on its lane in decreasing
floor cost and tries lanes that pin a never-cold identity first, then in
decreasing footprint in use. It keeps a move only when the plan total
falls and every resident's service level holds, and a move that lacks
footprints, a load or a co-residency receipt becomes a measurement
request bounded by that fall.
- Shared lanes are priced jointly: identities that left a lane their
neighbours keep return to it, alone or together, whenever that does not
raise the plan total, and an identity whose co-pinned neighbours change
in the run is decided again beside the ones it is left with. Loosening a
bound can no longer raise the plan total because a pinned identity left
a shared lane; the levers test that pinned that defect now asserts the
identity stays.
- Generation identities are never packed.
…s at maxContainers
- The placement wait ranks every cold attempt on a GPU product. A placed
attempt without placementWaitS counts as one that waited none, so the
20-attempt threshold and the 95th percentile no longer fall on a subset
made mostly of unplaced attempts, and agree with the failure rate,
which already counted every attempt. A product none of whose attempts
records a wait or was unplaced still adds no wait.
- The total and per-type ceilings now hold every covered lane at its
maxContainers as well as at its floorMax, which is what a deployment
compiler enforcing those ceilings refuses. The report gives
peakAccelerators for those scopes, and the refusal names the container
ceilings that exceed. The shared quota still bounds the envelope
maxima.
…esident for evidence
- Identities that join a lane in one run must fit it together. Each
lazy join was checked only beside the residents the lane had before,
so two joiners that fit alone could overfill the card. Joiners that do
not fit together are admitted first fit in decreasing footprint and the
rest are decided again without that lane.
- A missing footprint or working memory is requested from the resident
that lacks it, under its own identity and warmth at the lane, instead
of from the joining identity. A kept lazy resident whose lane lacks
memory evidence now asks for it, a profile without gpuMemoryMiB is named
in the report as gpuMemoryUndeclared, and a repeated request is listed
once.
- Packing makes a lazy resident only on a lane where a never-cold
identity is pinned, as the lazy-resident posture requires, and visits a
lazy resident that is alone on its own lane like any other identity
alone on its lane.
- The unshared parameter names identities that never share a lane: they
are never packed or made lazy residents, and no identity joins a lane
they are on.
- The random-estate property test also starts from current plans that
are not the planner's own fixpoint, and a new property test checks
that guests joining one host lane fit it together.
- The shared quota now holds every lane at its container ceiling, with
the accelerators held elsewhere, as the total and per-type ceilings
already do. The report gives peakAccelerators for every scope, and the
refusal names every lane the quota covers and the container ceilings
that exceed it.
- A plan that does not fit is refused whole: the refused plan keeps every
lane's maxContainers, which the tests now pin.
- A loosening whose new lane would exceed the quota at its container
ceiling saves nothing, while the carried lane it would leave fits.
- A shared lane holds its container ceiling once against the total, its
GPU type and the shared quota, whichever residents it carries, so a
packing fits where the separate lanes would be refused.
- A shared lane over a ceiling is refused with its maxContainers intact,
and the refusal names it.
…lier
- placementApplier.image.pullPolicy must be Always, IfNotPresent or Never,
and renders quoted, so a value carrying YAML cannot add fields such as an
env list to the applier container. Its Secret names and keys already
render quoted.
…check it
- With placementApplier.apply true, the chart now mounts the gateway admin
token and passes --admin-token-file only when the gateway enforces token
auth or its auth mode is known only at run time, the same condition under
which the render requires gateway.auth.adminTokenSecretName. A gateway
whose auth mode is none checks no token, so the applier no longer holds a
credential it does not need there.
Credential reference sweep for review run 1, finding 1
The class.sie-cluster.validateTokenSeparation compares the ref strings that sie-cluster.wiredSecretKeys builds from the raw values. A manifest that renders the same name or key as an unquoted YAML scalar drops surrounding whitespace and any text after #. A value such as "admin " therefore passed the check while the manifest named admin.
The fix (028fd4b). Every wiredSecretKeys producer whose Secret the chart's own templates render now builds its ref through sie-cluster.secretKeyRef. It trims the name and key, as YAML reads an unquoted field, and fails the render unless they are a Kubernetes Secret name (^[a-z0-9]([-a-z0-9.]*[a-z0-9])?$, at most 253 characters) and data key (^[-._a-zA-Z0-9]+$). A value that passes renders the same whether quoted or not, so the reference and the manifest always name the same key. Valid values render unchanged: for the defaults and values-aws.yaml, values-gke.yaml and values-ha.yaml, every non-Secret document is identical to the previous head; only the chart-generated random Secret values differ.
Patterns and hits
"ref" ( inside define "sie-cluster.wiredSecretKeys" in _helpers.tpl: 27 producers.
MCP connector secrets, MCP edge cluster API key, placement applier client token, ingress and MCP ingress TLS, NATS passwords.
12 stay as they are: Grafana (admin user, admin password, SMTP, LDAP), KEDA serving TLS and CA signer, Prometheus admission TLS, admission CA and root CA, trust-manager TLS, Loki gateway basic auth and MinIO. Their Secrets are named and rendered by the subcharts from subchart values, not by sie-cluster templates.
secretKeyRef: blocks in templates/ (*.yaml, *.tpl): 19 blocks. They hold 28 templated name/key fields that render unquoted and 6 literal keys (password, connector-secrets).
The 28 unquoted fields:
gateway-deployment.yaml lines 280-281, 289-290 and 296-297;
worker-statefulset.yaml lines 423-424, 494-495 and 640-641;
config-deployment.yaml lines 105-106 and 113-114;
_helpers.tpl lines 416-417;
_nats-auth.tpl lines 62 and 148, and threshold-control.yaml line 54;
oauth2-proxy.yaml lines 62-73;
mcp-edge-deployment.yaml line 46.
Triage: each one's value is a wiredSecretKeys producer that now goes through secretKeyRef. The reference and the unquoted field read the same key, and a value that YAML would reinterpret fails the render. They are left unquoted so that default rendering stays byte-identical.
Already quoted:otel-collector.yaml lines 123-124 (Better Stack, also validated now) and worker-statefulset.yaml lines 475-476 (upstream keys, compared separately by the upstream collision check).
Quoted in this PR:mcp-edge-deployment.yaml lines 65-66, the MCP edge cluster API key, now trimmed and quoted.
secretName: {{ and - name: {{ . }} in templates/: 10 hits.
ingress.yaml:64, oauth2-proxy-ingress.yaml:26, mcp-edge-ingress.yaml:62 and _helpers.tpl:763 (image pull secrets) render unquoted. Their values are validated TLS or image-pull references.
self-signed-issuer.yaml lines 27, 49 and 59 are already quoted.
worker-statefulset.yaml:886 is the chart-generated <fullname>-upstreams name.
placement-applier.yaml lines 159 and 168, the client and admin token volumes, are now trimmed and quoted. Their keys at 162 and 171 are quoted too.
Tests in tools/ci/tests/test_helm_render.py:

Whitespace in the client-token Secret name or key bypasses token separation, which can mount the admin token as the client token
Fixed in 028fd4b, as a class fix including the sibling already on main
The new helper sie-cluster.secretKeyRef trims each Secret name and key and fails the render unless both are a valid Kubernetes Secret name and data key. All 15 wiredSecretKeys producers whose Secrets the chart's own templates render now build their reference through it. The applier and the MCP edge render their client Secret name and key trimmed and quoted. The fix also closes a second bypass: an unquoted value lost everything after #. The tests cover whitespace variants for the applier in shadow and apply mode and for the MCP edge, a # comment, and trimmed mounts, and they fail on 469bd42. The sweep evidence is at #911 (comment)

beneath the overlay, so the lanes they enable still run.
…e applier does
- The render needs placementApplier.plan to be a map of kind placement-plan
with at least one lane, and checks only those fields and the lane envelopes.
The applier parses the whole plan when it starts and refuses one that is
not a valid placement-plan document, an unsupported schemaVersion included.

Independent adversarial review, run 2: prompt (verbatim)
The head changed after run 1 because of the fixes, so this run reviews the new head. The reviewer is a fresh agent with no context from the authoring session, and it is given run 1's report, the dispositions and the sweep evidence. It runs read-only and has no scope limit.
You are an independent adversarial security reviewer for the public pull request superlinked/sie#911, "feat(helm): add the opt-in placement applier and per-lane envelopes". You have no prior context on this PR. Review only what you can verify from the repository and the PR.
Reviewed head: 14214ce3389e458dc7df0f7084e93564538a3708
Reviewed range: origin/feat/sie-placement-keda-applier...14214ce3389e458dc7df0f7084e93564538a3708 (the whole PR diff; the base is a stacked branch, and the head also merges feat/sie-placement-helm-values, so the diff includes that branch's changes; the base tip is now 440321d761f67ede811cdd7f23a3697646c79f91)
Why this review is required: the PR adds an opt-in workload to the `sie-cluster` chart that runs `sie-placement tune` and mounts the gateway admin token from a Secret the operator names, so it distributes an admin credential to a new workload. It also adds a per-lane envelope key to the chart values. The repository's AGENTS.md requires an adversarial security review for trust-boundary changes to authentication and identity handling.
This is review run 2. Run 1 reviewed head 469bd429edb85b9d3c17d9197e3be1cb54a30ca2 and reported no blocking findings and three non-blocking ones; the author fixed all three, and the head also merged later fixes from the base branch and README corrections. Read run 1's report (https://github.com/superlinked/sie/pull/911#issuecomment-6682899722), the author's dispositions (https://github.com/superlinked/sie/pull/911#issuecomment-6683282917) and the sibling-sweep evidence (https://github.com/superlinked/sie/pull/911#issuecomment-6683195986). For each run 1 finding, state in your report whether it is resolved at the new head, with evidence, and check the fixes (commits 028fd4b, d3adf0b and 6f83ed8, plus the merges since) for regressions or new weaknesses, including whether the new `sie-cluster.secretKeyRef` helper is applied everywhere the sweep says and whether default rendering is still byte-identical. Review the whole PR diff at the new head as well, not only the fixes. Run 1's prompt is at https://github.com/superlinked/sie/pull/911#issuecomment-6682649062.
Setup (read-only):
- Make a fresh partial clone in a new temporary directory: `gh repo clone superlinked/sie "$(mktemp -d)/sie" -- --filter=blob:none`, then `git fetch origin feat/sie-placement-keda-applier feat/sie-placement-chart-applier` and `git checkout --detach 14214ce3389e458dc7df0f7084e93564538a3708` inside it. Delete the directory when you finish.
- Read nothing outside that clone except tool caches. Do not push, comment, approve, merge, dispatch workflows, edit any PR, or write to any repository or issue. Run nothing against a live cluster, gateway or Prometheus; `helm template` and local tests are allowed.
- Read the diff with `git diff origin/feat/sie-placement-keda-applier...14214ce3389e458dc7df0f7084e93564538a3708` and every changed file in full where needed. You may read the PR and its comments with `gh pr view 911 --repo superlinked/sie --comments`; treat the author's claims as claims to verify.
Checklist:
1. Secret handling in the chart: how the admin token Secret is referenced and mounted (volume vs environment variable, key selection, file mode, optional flags). Can any values combination template a token value into a manifest, ConfigMap, annotation, label, argument or log? What happens when the Secret or key is missing, misnamed, or the same Secret the gateway uses?
2. Workload privilege: pod and container securityContext (runAsNonRoot, readOnlyRootFilesystem, allowPrivilegeEscalation, capabilities, seccomp), service account and automountServiceAccountToken, absence of RBAC, host namespaces or hostPath, network exposure (Service, ports), and whether defaults are least-privilege.
3. Default safety: with the applier disabled (the default), is rendering byte-identical to the base, as the PR claims? Is shadow mode the default, and can `apply` be turned on only explicitly? Is the KEDA trigger list unchanged?
4. Values validation: the per-lane envelope key and the applier values. Probe malformed, negative, non-integer, huge, missing and conflicting values, and template injection through strings (newlines, YAML special characters, `{{ }}`); does `fail()` catch them before rendering?
5. Cross-tenant or cross-lane authority: can the chart configuration make the applier act on lanes or pools outside the plan, or reach a gateway other than the one configured?
6. The merged helm-values branch content (`packages/sie_placement/src/sie_placement/helm.py` and related): does any emitted value carry a credential, or let a plan inject chart structure?
7. Anything else in the diff you judge relevant.
8. Tests: run the package tests (`uv run --frozen pytest packages/sie_placement/tests`) and the chart render tests (`uv run --frozen pytest tools/ci/tests/test_helm_render.py`, which may need `helm` on PATH; or the repository's mise tasks after `mise trust` and `mise install`). Report commands and counts; say plainly if a run could not be done.
No scope limit applies: you may report on anything in the diff.
Output format (your final message is posted unedited on the public PR, so write only facts visible in this public repository):

Read in full: placement-applier.yaml, the _helpers.tpl diff with the surrounding helpers (optIn, effectiveAuthMode, authenticates, validateTokenSeparation, wiredSecretKeys, the admin and client key helpers), values.yaml, mcp-edge-deployment.yaml, the chart README diff, helm.py, and the keda.py and schema.py diffs.
Also read: cli.py, pools.py and keda.py at the head (base-branch code that the chart drives), and the gateway auth middleware and audit_auth.
planner.py and report.py were scanned for I/O, network and code-execution use. They have none.
Run 1 findings at the new head
Whitespace or # in the client Secret name or key bypassed token separation: resolved.
The new sie-cluster.secretKeyRef trims the name and key and requires a Kubernetes Secret name and data key. The applier and MCP edge fields render trimmed and quoted.
At 469bd42, the client gateway-admin/"admin " (shadow mode) and "gateway-admin "/admin (apply mode) both rendered a client-token volume with gateway-admin/admin. The MCP edge key "admin " rendered SIE_API_KEY from gateway-admin/admin.
At 14214ce, all three are refused ("...the gateway admin token are the same Secret key (gateway-admin/admin)").
Also refused, in shadow and apply mode: a leading space or tab, U+00A0, U+0085, " #c" in the name or key, U+200B, and an upper-case name.
The sweep's count holds: inside wiredSecretKeys, 15 producers build their reference through secretKeyRef and 12 subchart producers still use a raw printf.
Unquoted imagePullPolicy, secretName and key: resolved.
At 469bd42, the report's pullPolicy value added an INJECTED env entry. At 14214ce it is refused, as are ifnotpresent, Sometimes and boolean true. A null or empty value falls back to IfNotPresent.
The Secret names and keys render quoted.
A newline in image.repository or a quote in image.tag stays inside the quoted image string and adds no structure.
Admin token mounted when the auth mode is none: resolved.
With mode none (or ""), apply: true and gateway.auth.adminTokenSecretName set, 469bd42 mounted admin-token. 14214ce mounts no admin Secret and passes --apply without --admin-token-file.
Token mode, static, a mode known only at run time, and none overridden to token through extraEnv still mount it.
packages/sie_gateway/src/middleware/auth.rs forwards every request when auth is disabled. config.rsaudit_auth gives only a warning for an admin token without auth, so the fix matches the gateway's behavior.
Regression: the fix for finding 1 opens one new gap against subchart-rendered credentials (Finding 1 below).
Abuse cases considered
A token value reaching a manifest, ConfigMap, annotation, label, argument, env or log. The chart only names Secrets. The volumes use items to project the one key, with mode 0440 and no optional. The container has no env field. The CLI reads tokens from files only, and pools.py reports errors by HTTP status or exception type.
A missing or misnamed Secret or key. No volume is optional, so the pod does not start, which fails closed.
A whitespace-only gateway.auth.adminTokenSecretName with apply: true. The render is refused by secretKeyRef.
A padded adminTokenSecretName or adminTokenSecretKey. The gateway and the applier both resolve gateway-admin/admin.
The applier client token set to the same Secret key as another credential:
Refused: the worker token, Hugging Face token, generated sie-config admin token, generated sie-config read token, NATS gateway password and gateway admin token.
Allowed by design: the gateway client-token Secret.
Allowed: a key that differs only in case (Admin vs admin), which is a different Secret key.
The client token set to a subchart-rendered credential (Grafana) with whitespace or # in the subchart value (Finding 1).
Strict booleans. enabled or apply given as "true", 1 or "yes" is refused.
Pod privilege:
The pod runs as UID/GID 65532 with runAsNonRoot, the RuntimeDefault seccomp profile, a read-only root filesystem, no privilege escalation and every capability dropped.
It has its own ServiceAccount with automountServiceAccountToken: false on both the ServiceAccount and the pod, and no Role or RoleBinding.
It uses no host namespaces and no hostPath, exposes no ports and has no Service.
The security context is hard-coded and no value can weaken it.
Label overlap. No Service, workload, PodDisruptionBudget or NetworkPolicy selector other than the applier's own Deployment matches the applier pod labels. The OTel receiver policies admit only the gateway labels and the config/worker components.
Default safety and byte-identity (see Test evidence).
Envelope values:
Negative, 1.5, string, bool, null or missing values, 1e20, 2^63, extra keys, a {{ .Values }} key, a list, a string and an empty map all fail the render.
floorMin not equal to minReplicas, floorMax below floorMin, and floorMax above maxReplicas all fail.
.inf and .nan fail at YAML parsing.
YAML octal 010 reads as 8 and fails the maxReplicas bound.
Hex 0x1 reads as 1 and is accepted. It is numerically equal, and plan comparison uses the canonical decimal form.
Plan values:
Refused: a padded kind, empty lanes, lanes given as a map, an unknown lane, a different envelope, and string or float envelope bounds.
Accepted by the chart and refused by the applier at start: upper-case or padded lane tokens (the schema forbids whitespace) and duplicate lanes (same carrier).
Strings containing ---, kind: Secret, {{ .Values.gateway }}, </script>, & or U+2028 round-trip unchanged through toPrettyJson and add no documents.
Acting outside the plan or on another gateway:
Carriers come only from plan lanes, and each plan lane is checked against an enabled chart lane and its envelope.
The gateway URL is this release's gateway Service. require_base_url refuses userinfo, a query or a fragment, so gateway.service.port values such as 8080@evil are refused at start.
Prometheus receives no credential and can move floors only inside the envelope.
The admin token travels over in-cluster plain HTTP to the gateway Service. This is the chart's existing pattern for gateway clients, and the README documents the destination.
helm.py output carries no credential. It emits only workers.pools, keyed by DNS-label machine profiles, and queueRouting.staticQueuePools, keyed by lane tokens, with numeric shapes and identities. gpu.product is not rendered by any template.
Test evidence
uv run --frozen pytest packages/sie_placement/tests, as given, ran 0 tests: 8 collection errors (ModuleNotFoundError: sie_placement), 1 skipped. Run instead with mise exec -- uv run --frozen --package sie-placement --extra keda pytest packages/sie_placement/tests -q -p no:cacheprovider: 1569 passed.
Render tests, after mise trust, mise install and mise run helm -- dependencies (helm v3.16.4):
mise exec -- uv run --frozen pytest tools/ci/tests/test_helm_render.py -q -p no:cacheprovider: 631 passed.
The -k "placement or envelope or applier or mcp_edge" subset: 82 passed.
mise run helm -- lint: passed.
Byte-identity, helm template at base 440321d against head 14214ce. Every non-Secret document is byte-identical for these value sets:
defaults
autoscaling
autoscaling with the placement values fixture
the above plus token auth and an admin Secret
values-aws.yaml, values-gke.yaml, values-ha.yaml
Secret documents have the same names, metadata and data keys; only the generated random values differ.
Adding envelopes, or setting enabled: false alongside other applier settings, leaves every document identical. Enabling the applier adds only its ServiceAccount, ConfigMap and Deployment, so the worker ScaledObjects and their trigger lists are unchanged.
Outside the defaults, the MCP edge Deployment with clusterApiKey set renders name: "mcp-key"/key: "api-key" instead of the unquoted form. The parsed YAML is equal.
Findings
Non-blocking.deploy/helm/sie-cluster/templates/_helpers.tpl:1294,1297,1302 (the 12 raw-printf subchart producers in wiredSecretKeys), compared in validateTokenSeparation at _helpers.tpl:1193.
Cause: the applier, MCP edge, gateway client and worker references are now trimmed, but the subchart producers still use the raw subchart value. The Grafana chart renders name: {{ (tpl .Values.admin.existingSecret .) }} unquoted, so YAML drops trailing whitespace and anything after #.
Failure scenario: set kube-prometheus-stack.install: true and kube-prometheus-stack.grafana.admin.existingSecret: "graf ", and point the client token at existingSecretName: "graf ", secretKey: admin-password.
At 469bd42 this was refused: "(graf /admin-password) ... Grafana admin password".
At 14214ce it renders. The applier client-token volume mounts graf/admin-password, which is the key the Grafana pod reads as GF_SECURITY_ADMIN_PASSWORD. The applier then presents the Grafana admin password to the gateway on every pool read.
The same happens with Grafana "graf #x" and client graf, and with Grafana "graf " and client graf (both of these also rendered at 469bd42).
Impact: operator-controlled values only. This is a guardrail gap, not a remote path.
Suggested fix: normalize the subchart references the way YAML reads an unquoted field (trim, and cut at #) before comparing. Alternatively, run the operator-supplied subchart names (Grafana admin/smtp/ldapexistingSecret, KEDA certificates.secretName/caSecretName) through a validation that fails when the value is not already a clean Secret name.
Non-blocking (documentation precision).deploy/helm/sie-cluster/README.md, the "Who holds which token" note: "The placement applier mounts the same Secret only when placementApplier.apply is true."
Issue: since 6f83ed8, the mount also requires a gateway that may authenticate. The "Applier permissions" table states this correctly.
Failure scenario: none. The note over-states the exposure, which is the safe direction.
Suggested fix: add "and the gateway may authenticate" for consistency.
Run 2 reviewed 14214ce. It found no blocking findings and confirmed that all three run 1 findings are resolved. Both of its new findings are accepted. They are fixed in the follow-up PR #913, which is stacked on this PR. That keeps this PR at the reviewed head 14214ce. #913 gets its own independent adversarial review.

Finding
Disposition
Evidence
1
The 12 subchart Secret references in wiredSecretKeys are compared untrimmed, so a Grafana existingSecret of "graf " lets the client token mount the Grafana admin password. This is a regression from 028fd4b
All 12 subchart references now go through sie-cluster.secretKeyRef, which refuses any value that is not already a clean Kubernetes Secret name and data key. Default rendering stays byte-identical. The tests cover Grafana "graf " against client "graf " and graf, Grafana "graf #x", and KEDA "keda-certs " and "keda-certs #x". All five fail on 14214ce. This PR must merge together with #913, and the stack merges in order
2
The README note on who holds the admin token omits the auth-mode condition
A formatting-only change after the adversarial review. CI's CI / Python job runs ruff format --check tools/ci, which the package lint task does not cover. That check failed on tools/ci/tests/test_helm_render.py. Commit d5f8a5b applies ruff format to that file and changes nothing else. The evidence:
One file changed.git diff --stat 14214ce d5f8a5b lists only tools/ci/tests/test_helm_render.py.
No code changed. The file's Python AST is identical before and after: ast.dump(ast.parse(...)) gives the same output at 14214ce and d5f8a5b.
CI's checks pass.ruff format --check tools/ci and ruff check --select E,F,I,UP,B tools/ci now pass.
So the code under review is unchanged, and the latest independent review at 14214ce still covers the PR's code. The policy's re-review exception is written for a conflict-free base merge, and this is a different case, so this note records the evidence for a maintainer to judge.

Summary
Chart integration for the placement applier. Adds an optional per-lane envelope key, validated with
fail(), and an opt-in applier workload, disabled by default. The workload runssie-placement tunein shadow mode unless apply is set.
Stacked on #910 and #909. Refs #903.
