This carries #1154 by @Aschenbath, with credit to them, in the smaller shape the review on #1154 asked for. Refs #762.

What's theirs:

  • the validation;
  • the audited save with its concurrent-change check;
  • the read-only destination check;
  • the route, the CLI verb and launch_cwd in status.

The branch keeps their four commits. The squash merge will carry them as one commit with a Co-authored-by: Nash Aschenbath <wwh86696@163.com> trailer.

What a user gets

rig seat set-cwd <seat> --cwd <absolute-path> --reason <text> saves an existing seat's working directory for its next
fresh launch or rebuild handover. Until now the only routes were deleting and recreating the seat, which loses its node,
history and handover lineage, or editing the database by hand.

What it keeps and records:

  • the seat's node, canonical address, queue and history stay as they are;
  • the directory and a node.cwd_changed audit event (from, to, reason, operator) are saved together, in one transaction;
  • rig seat status shows the saved launch_cwd.

What it writes: it creates the folder if it's missing, and writes nothing else there. The next launch writes the
startup files, as launch does today.

Before saving, set-cwd's preflight policy reads, without writing, the enumerated resource copies and startup
skills that launch would place there, at their actual destinations. The change is refused (cwd_destination_conflict),
with the paths named, when the directory already holds:

  • a file an operator edited;
  • an unrecorded file with different content;
  • two sources for one destination.

That's stricter than launch, which overwrites an unrecorded differing file with a warning. It's a point-in-time check of
those files as they are then, not a global overwrite guarantee or protection against later changes; at adoption, launch
applies its own policy. A refusal can leave the new folder created. An agent app takes no startup files,
so none are checked for it.

The saved directory doesn't move the running process. Adopt it with either of these:

  • rig seat launch <seat> --fresh --stop --reason <text>, a blank conversation;
  • rig seat handover <seat> --source rebuild --reason <text>, which carries durable context.

Background work can use the saved directory before adoption. For a running Claude seat, collector provisioning
writes .openrig/context-collector.cjs and merges .claude/settings.local.json there, under its existing preservation
rules. Managed compaction, manual or automatic, asks the seat to write its restore map there, which may be outside its
current workspace. Those are examples, not the only consumers. "Adopt promptly" is guidance, not a guard against a
compaction or poll racing your next command.

Before adopting, don't rig down/rig up or hand over by fork. Those resume the existing conversation in the saved
directory, and Claude keeps conversations per project directory. Native cross-directory resume is NOT RUN.

In-place Codex restart isn't adoption: it keeps the directory it observes from the running process.

Files in the old directory are left as they are, since other seats may still use them.

What changed from #1154, and why

The review on #1154 asked for a smaller shape. A second writer of startup files, outside launch, across every runtime
adapter, brought its own partial-failure states.

Kept, from Aschenbath's work:

  • the validation (absolute, no NUL, created if missing, its real path, not a filesystem root);
  • setNodeCwd with the audit event, in one transaction, with the concurrent-change check;
  • the destination check, planCwdPreparation, built on the existing projection classification and manifest. It now
    only reads.
  • the route, the CLI verb, and launch_cwd in status.

Removed:

  • the projection and startup delivery ahead of launch;
  • recordCwdPreparation;
  • the delivery guard's configure path, since nothing is written ahead of launch any more;
  • the tests for those.

Rewritten:

  • the help and the docs (agent startup guide, capability map, rig-spec), with the adopt-first warning;
  • the refusal codes: cwd_destination_conflict, cwd_check_failed, cwd_configuration_changed, cwd_persistence_failed.

From CodeRabbit's review of 492f49f1:

  • setCwd resolves the seat's adapter with seatAdapter, as the fresh launch does. A direct map lookup refused a
    recorded community agent app's seat, which launch would resolve.
  • The startup guide's section now follows the "Preview before replacing a seat" paragraphs instead of absorbing them.
  • rig-spec.md has one cwd row: main's, with its expansion rules, plus the set-cwd sentence.
  • Not taken up: checking .openrig/context-collector.cjs.
    • Every Claude launch on main copies the packaged collector over that OpenRig-owned path, in whatever directory the
      seat uses, today's included (claude-code-adapter.ts provisionContextCollector).
    • The collector is launch-owned, outside set-cwd's preflight policy for enumerated resource copies and startup
      skills.
    • Refusing it on set-cwd would protect a file that launch itself always replaces.

Brought up to date with main by a merge, with seven files in conflict. Both sides are kept in each: set-cwd
beside main's set-effort/effort, launch-plan and restart, and beside the delivery guard's custody lease.

How it was verified

  • seat-set-cwd.test.ts (real SQLite; real Claude, Codex, Pi, OMP and stub file adapters): 35 tests.
    • The directory and one audit event are saved, custody is unchanged, and nothing is written into the new directory but
      the folder.
    • A symlinked destination is stored as its real path, and choosing the same directory again records no second event.
    • Refused, with no seat, custody or startup-file change: invalid input, missing or malformed startup context, an
      ambiguous seat, and destination conflicts for each runtime and resource kind, with the paths named.
    • Concurrent changes between the check and the commit, and audit-write failure, leave the old directory saved.
    • It works with the seat's typing guard on, without changing it.
    • A community agent app's seat resolves its adapter the way launch does, and its required startup skills (which it
      never takes) don't block the change. That case failed before round 2 with cwd_check_failed.
  • The route, CLI lifecycle and handover-source tests pass, and the stub CLI journey (real CLI, daemon, SQLite and
    tmux) passes. The live process keeps its directory, and the selection survives a daemon restart and is used by a
    fresh launch.
  • npm run build, npm run lint and npm run test:repo pass (299 passed).
  • Hosted CI: on this PR.

Not run: native Claude or Codex conversation resume across directories.

The size against main: 16 files, +954 −12. That's about 400 lines of source and docs, and about 560 of tests. The
new seat-set-cwd.test.ts is 380 lines.

  • One concern per PR; no version bump; no CHANGELOG.md edit
  • Tests added or updated where the change is testable
  • I listed the checks I ran, their results, and any checks I could not run

Summary by CodeRabbit

  • New Features
    • Added rig seat set-cwd to save an existing seat’s working directory for a future fresh launch or rebuild handover. The command requires a directory and reason, and records changes for auditing.
    • Seat status now shows the configured directory for future launches. The running process and files in the previous directory remain unchanged until the new directory is adopted.
    • The command requires an absolute path on the daemon host, creates missing directories, and checks for destination conflicts before saving. Refusals and warnings include relevant details or recovery guidance.
  • Documentation
    • Updated the CLI reference, startup guide, onboarding guide, and rig specification with command usage and working-directory behavior.

Aschenbath and others added 6 commits October 11, 2026 16:21
Seven files conflicted. In each, both sides added beside the other, and
both are kept:
- set-cwd beside main's set-effort/effort, launch-plan and restart (CLI
  verb union, the timeout and outcome-unknown handling, the routes and
  their status codes, the lifecycle service and the event types);
- configure beside main's custody lease in the delivery guard;
- both sections of the two reference docs.

The branch's own seat, lifecycle-route, handover-source and CLI lifecycle
tests pass on the merge.

… launch writes the startup files

The smaller shape requested in #1154's review. The PR's own validation,
saved directory with its audit event, and destination conflict check stay.
Removed:
- the write-ahead projection and startup delivery outside launch;
- recordCwdPreparation;
- the delivery guard's configure path.

The next fresh launch or rebuild handover writes the startup files, as it
does today. planCwdPreparation now only reads: it returns the conflicts
(operator-edited, unrecorded and different, or two sources for one
destination) and warnings, and the change is refused with those paths
before anything is saved. The refusal codes are cwd_destination_conflict,
cwd_check_failed, cwd_configuration_changed and cwd_persistence_failed.

The help and docs say to adopt the new directory with a fresh launch or
rebuild handover before any rig down/up, fork handover or restart
--keep-conversation, and that old-directory files are left. The tests
cover the smaller behaviour: nothing written but the folder, the audit
event, refusals that change nothing, concurrent changes, audit rollback
and the typing guard.

📝 Walkthrough

Adds rig seat set-cwd to validate and save an existing seat’s future launch directory. The daemon records changed directories with an audit event and reports the setting through status. A later fresh launch or rebuild handover uses the saved directory; the running occupant remains unchanged.

From CodeRabbit's review of 492f49f:
- setCwd looked its adapter up directly in the map, so a recorded
  community agent app's seat was refused with runtime_adapter_missing
  where launch would resolve it. It now uses seatAdapter with the latest
  session's agent app, as the fresh launch does. A test covers it, red
  before and green after.
- The startup guide's set-cwd section sat inside the readiness section
  and absorbed its "Preview before replacing a seat" paragraphs. It now
  follows them, before the applies_on section.
- rig-spec's member table had two cwd rows after the merge. It keeps
  main's row, with its ~ and $VAR expansion rules, plus the set-cwd
  sentence.

Protect the Claude collector during set-cwd.

set-cwd does not inspect .openrig/context-collector.cjs, although its conflict message says that the next launch will refuse protected overwrites. A subsequent Claude fresh launch or rebuild handover replaces this file with the packaged collector. This can discard operator-authored content without automatic recovery.

Add the collector destination to the preflight as a protected whole-file copy. Refuse cwd_destination_conflict when the destination exists with different content before persisting the new directory.

…tion guidance says what's true

#1498 round 2:
- An agent app takes no startup files at launch, so set-cwd checks none
  for it. A required startup skill made the check throw "no skill
  destination", which refused a valid seat with cwd_check_failed. The
  recorded-app resolver gate is unchanged. Red before, green after,
  through the agent-app fixture with a required fresh-start skill_install.
- In the help, success output, guide and capability map:
  - the adopt commands carry --reason, with their different costs;
  - the saved directory doesn't move the running process, but background
    work can use it before adoption (for a Claude seat, the status-line
    collector, and managed compaction, manual or automatic), and adopting
    promptly is guidance, not a guard;
  - in-place Codex restart isn't adoption; it keeps the directory it
    observes;
  - the down/up and fork warning stays, with native cross-directory
    resume not run;
  - the check is called set-cwd's preflight policy for the enumerated
    copies and startup skills, stricter than launch for unrecorded
    differing files;
  - a refusal may leave the new folder created.
- rig-repository's setNodeCwd comment no longer says it prepares files.

…tes include settings

#1498 round 3, text only:
- The help and guide say the preflight check covers the enumerated
  copies and startup skills as they are now. It isn't a guarantee
  against later changes, and launch applies its own policy at adoption.
- Before adoption, collector provisioning also merges
  .claude/settings.local.json in the saved directory, beside the
  collector file. Managed compaction's restore map may be outside the
  current workspace.
- The success output names both adopt commands, with their costs.
- The capability map's example has its <seat> argument.
- The invalid-destination tests assert the unchanged custody their
  titles claim.

Approved at c2b79fb. rig seat set-cwd saves an existing seat's launch directory with an audit event and a read-only destination check, and says plainly that the running process keeps its directory until the seat is relaunched there. Reviewed by an independent pair through round 2's exact head and by one focused reader on round 3's text-only change; required CI (8/8) passes at this head.
