Draft. The public README for the launch, built on the brand package.

  • Story: install, a real first turn, benchmark slot, why a factory (attention is the bottleneck, not the agents), seven places, tasks and review, specialist tasks, standing orders, ssh and phone, open-model crew, one binary, switching from other harnesses, roadmap.
  • Assets in assets/readme/: generated hero (brand pipeline, prompt-rows composition), two diagrams, social preview, placeholder frames for every screenshot slot.
  • LICENSE: Apache 2.0.
  • The old reference README is docs/GUIDE.md, unchanged apart from its title.

Still to fill: benchmark numbers and chart, the hero gif and screenshots, binary figures, install one-liner going live, Discord link, roadmap dates, the public name for the benchmarked task type.

…es to docs/GUIDE.md

A new README for the public repository: install, a real first turn, the
benchmark slot, why a factory rather than a copilot, the seven places, tasks
and review, specialist tasks, standing orders, ssh and phone, the open-model
crew, the one binary, a section for people arriving from other harnesses, and
the roadmap. Screenshot slots carry placeholder frames until the real captures
land. The hero and diagrams come from the brand package in
~/Documents/agentfield/codeaf. LICENSE is Apache 2.0, the same text as
agentfield. The old README is kept whole as docs/GUIDE.md.
… a front door, a diagram that argues in lines
…, models and phone

Six staged terminal captures replace the placeholder frames. The phone is shown as a
mobile terminal over ssh, not an app, and the anywhere diagram no longer says a phone
attaches through the relay, which the manual says it cannot.
--at needs a hosted relay that is not running, so it moves to the roadmap and the
relay and pairing paragraph goes. The section now pitches the split surface and
engine: typing never waits on the link, the conversation outlives the lid, files
cross both ways, two screens share one turn. Checked work lands by itself and
never on a protected branch, so 'nothing merges without you' is gone; the review
keys on home are 1 accept, 2 not right. The review placeholder is removed.
Leads with the gold bento under the intro. New sections for one window across
projects (tabs, ctrl+k) and a conversation that becomes tasks. Drops the
per-turn price, rewind, crash safety and the permission keys every agent has.
Real standing and projects screens replace placeholders; the unverified
headless claim about titles is gone.
…reens

The overview under the intro is now the layered chat, tasks and home shot on the
warm ground. A subharnesses section positions specialists built for one job,
with PR-AF coming as a native one and the benchmark run by the developer
subharness. Every product screen is re-rendered from exact pixels (the image
model polish softened text) and shipped as WebP.
Home, a message that becomes two tasks, the rail, home with them running,
a larger conversation's task tree, a task opened and switching chats.
Recorded live on open models, waits sped up. Animated WebP, 8.9 MB.

CODEAF_TASK_BELT lands on OperatorEnvPins with the experiment lifetime the
swarm pins carry, the read at newTaskAgentOn goes through internal/env's
one door, and README regains the pinned install line the release law
requires — the README redesign (#1049, #1050) had dropped it, which left
dev red on that law on its own.

374bf29 (#1049) rewrote README.md as the launch page and kept the old one
whole as docs/GUIDE.md. The `| VERSION=<tag> bash` pin examples went with it;
the README now sends pinning to the releases page. The check still demanded an
example in README.md, so it failed on a file that has none to get wrong. It now
checks docs/GUIDE.md, where the published example lives.
