This was written agentically; verify its assertions:

Why

In a field run two workers hit the repository's pre-commit guard on .github/ and docs/adrs/ paths and ran git commit --no-verify; ak ship then pushed those commits and opened the PRs. The rule that a protected path ends at a deliberate human commit never fired, and the operator reviewed the changes by hand afterwards.

What

ak ship lists the paths changed against the base (committed, staged, untracked; NUL-separated, renames not collapsed) and refuses before committing or pushing anything when one matches AGENT_PROTECTED_PATHS: a glob entry is a pattern, any other entry protects itself and everything under it. The refusal names the path and the ak park --reason … command, so the park note reaches the operator as the run's next= line. The config is read from the operator's checkout, not the worker's worktree. Repositories without the config see no change.

Entries are read exactly as ak plan reads them (#989): a leading ./ is dropped, and the degenerate entries /, . and empty items protect nothing (before, . matched only a path literally named .).

Known limit: this guards ak ship, the kit's only push path for workers. A worker that pushes with plain git skips it; the repository's branch protection stays authoritative.

Testing

  • bash tests/v2/test-ship.sh — docs/adrs prefix refuses an untracked ADR (no commit, no push); other changes ship; .github/** refuses a --no-verify commit and does not push it; a path with a space and a non-ASCII byte and a protected file renamed away are refused (72 assertions, 0 failed)
  • tests/v2/run.sh and tests/run-tests.sh --gates-only green; shellcheck clean
  • CI green

Summary by CodeRabbit

  • New Features
    • ak ship now checks changed files against configured protected paths and stops before committing or pushing if a match is found.
    • Checks cover staged, committed, and untracked changes, including files moved out of protected directories.
    • When a protected path is found, the suggested next step quotes the path safely.

An entry with no glob character and no trailing slash, such as
`docs/adrs`, matched only the literal path, so an issue editing
`docs/adrs/adr-001.md` was planned and shipped as unprotected in a field
run. Treat such an entry as a directory prefix; glob and trailing-slash
entries behave as before.

Closes #988

Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
Two field workers hit the repository's pre-commit guard on .github/ and
docs/adrs/ paths, committed with --no-verify, and ak ship pushed those
commits and opened the PRs, so the rule that a protected path ends at a
deliberate human commit never fired.

ak ship now lists every path changed against origin/<base> (committed,
staged, unstaged, untracked) and matches it against AGENT_PROTECTED_PATHS
before ship_commit: a glob entry matches as a bash pattern, any other
entry matches itself and every path under it. On a hit it refuses with
the path and the ak park command, leaving the branch and origin
untouched. With no config nothing changes. The matcher is ship_protected
so ak plan can adopt the same prefix rule later.

Closes #986

Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
Pin trailing-slash and bare entries as prefixes, globs as globs with no
prefix, and a leading `./` stripped as listed paths are. `/`, `.`, `./`
and an empty list item now protect nothing: before, each matched a path
spelled exactly the same, which no write set contains but a review read
as a possible catch-all.

Walkthrough

ak ship now checks committed, staged, and untracked paths against configured protected paths. If a path matches, shipping stops before commit or push and prints a shell-quoted ak park suggestion. Tests cover matching rules, path handling, and cases where the origin base cannot be used.

Protected-path shipping

Layer / File(s) Summary
Configuration lookup
v2/lib/common.sh
cfg_file reads the last matching nonempty value from the main checkout’s configuration file. cfg keeps environment-variable precedence and uses the default when the file value is empty.
Changed-path detection
v2/lib/ship.sh
ship_changed_list gathers committed, staged, and untracked paths against origin/<base>. ship_protected checks the paths against configured exact-path, descendant, or glob patterns.
Shipping refusal and validation
v2/lib/ship.sh, tests/v2/test-ship.sh
cmd_main stops before committing or pushing when a changed path is protected. Tests cover matching paths, shell-safe suggestions, configuration entries, and missing or unrelated origin bases.

Explanation

The v2/lib/common.sh change also alters shared cfg behavior: an empty config-file value now falls through to the default. Issue #986 concerns the protected-path guard and says nothing else in ship should change. This global configuration behavior is not needed by the guard, which reads the operator's policy through cfg_file, so it is an unrelated change.

Resolution

Keep the cfg_file support needed by the guard, but preserve the prior cfg behavior for empty file values or isolate the new fallback behavior so it does not change unrelated configuration consumers. Add a test for the preserved behavior.

ship_protected read git's quoted path form, so a protected path with a
quote or non-ASCII byte missed the prefix match, and rename pairing
listed only the new path of a protected file renamed away. The three
listings now print NUL-separated literal paths with --no-renames, so the
removed and the added path are both checked. The config is read from
the main checkout, which the worker's worktree cannot edit; the comment
says so.

ship_protected ignored a failing diff against origin/<base>, so a base
that was missing or unfetched silently dropped every committed path out
of the guard and ship went on to push. The base ref is now verified
before the listing, and ship refuses with the fetch to run.

ship_protected and plan's protected_hit normalised entries differently.
Both now drop a leading ./, skip empty items and the degenerate /, .,
./ so they protect nothing rather than everything, and otherwise match a
glob entry as a pattern and any other entry as itself and every path
under it.

Quote the path in the refusal's fix line so a hostile filename cannot become
executable text, read the protected list from the main checkout's config file
only so an environment override cannot discard it, and refuse when the change
listing fails instead of reading a failed listing as no changes.

Adversarial review (Codex gpt-5.6-sol, effort xhigh, codex exec review --base origin/main, read-only, 2026-10-06), outcomes:

  • [P1] The path in the ak park fix line was raw text a worker might copy and run — fixed in b4237c3: control characters dropped, path shell-quoted.
  • [P1] AGENT_PROTECTED_PATHS=… ak ship on the command line replaced the policy because cfg prefers the environment — fixed in b4237c3: the guard reads the main checkout's config file only (cfg_file).
  • [P1] A failing listing inside the process substitution read as "no changes" — fixed in b4237c3: the listing is materialised with its status checked and refuses on failure.
  • [P2] Matcher diverges from the planner — declined here: the planner side is fix(plan): protect every path under a protected directory #989 (same rules, pinned by tests on both branches); they merge together.

cfg_file masked grep failures, so an unreadable main-checkout config.env read as
"nothing protected" and ship went ahead. cfg_file now returns grep's status for
errors other than a missing key, ship_protected propagates it, and cmd_main
refuses with the file named. cfg still falls back to its default.

Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com>
protected_hit read the policy through cfg, which falls back to its default when
the main checkout's config.env is unreadable, so protected issues planned as
free. It now reads through cfg_file (the environment still wins, as before) and
dies naming the file.
