What a user gets

Concurrent rig scope slice create callers reserve different ordinals without requiring a mission lock, daemon dependency, new setting, or extra user step. Each exclusive .nn-NN claim records its own pending registration. Numbers are never reused, including after a failed create or a deleted folder.

For manifest-backed missions, each create preserves the current authored members, their orders and active flags; adds its own entry; and repairs only complete scaffolds with positive pending-registration evidence. Older unlisted folders, legacy empty claim markers, and registrations already verified and then removed by hand are not adopted. A final PROOF.md rename publishes the completion sentinel atomically, so another creator cannot adopt a partial final write. Incomplete child scaffolds roll back; the shared parent identity and concurrent authored parent edits remain intact. A completed scaffold remains on disk if manifest writing or bounded verification fails.

Successful fresh membership verification retires the pending evidence for registered entries, including an earlier failed entry repaired by another creator. README-backed missions retain their legacy behavior and mark their own claim verified after creation.

Costs and limitations

  • Reserved numbers are never reused. Failed creates and deleted folders can leave numbering gaps.
  • If a mission has no identity yet, a failed create can leave the newly persisted mission ID/frontmatter behind. An existing identity causes no parent README write. In both cases the incomplete child is removed and its reserved ordinal remains pending.
  • One hidden .nn-NN marker per create stays in slices/. In a versioned workspace it appears when considering files for git add.
  • Manifest rename is not compare-and-swap. A stale write landing after verification can still drop a verified entry, with no automatic repair on a later create. The scaffold remains on disk. This change does not prevent every lost manifest update.
  • Verification is bounded at ten attempts and reports failure loudly rather than returning success without observing the caller's membership.

This implements the clarified scope in the maintainer's review. The serialized-manifest recommendation is intentionally not implemented because that review explicitly excludes a lock.

How verified

Source candidate 25c9bd5c3369084976ee0b0164ddd24226fb2be6 passed all eight canonical jobs and the additional native proof in Tests run 38235721340. Every job checked out the exact source with clean-index guards; the verification workflow stayed on a separate fork branch. The initial CLI gate hit two unchanged 50ms chatroom HTTP deadline assertions; rerunning that failed gate on the same frozen source passed. All other gates passed on their first attempt, and optional full-suite skips remain visible in their logs.

All 17 focused public CLI controls pass without skips. Four rollback/identity-cost controls fail with logical assertions after overlaying the previous 751265e production source; restoring and rebuilding the candidate passes them. The isolated failure controls assert zero parent writes for an existing mission ID, one persisted identity write for a mission without an ID, incomplete-child cleanup, and retention of the pending reserved ordinal.

The twenty eight-process manifest batches and four eight-process README batches remain, totaling 192 concurrent public CLI creates. Manifest stress verifies complete successful scaffolds, each successful caller's verified claim, unique identities and ordinals, well-formed ordered unique references to completed on-disk slices, authored seed settings/comments, and non-enrollment of unrelated folders. Any omitted manifest references and their current claim states are reported as observations; concurrent final membership completeness is not an invariant. Serial controls still assert complete membership after each create. No retries or skips were added to hide stress failures.

The public consumer controls use isolated temporary workspaces, HOME and configuration with actual compiled CLI processes. They retain deterministic interrupted-write, repair, manual-removal, legacy-marker and nonroot POSIX permission coverage. The bounded behavior follows the maintainer's latest review; it does not establish prevention of stale post-verification manifest losses or production failure rates. Upstream checks and maintainer acceptance remain separate.

If security-related

This is slice identity and mission composition correctness in trusted workspaces. No security or authorization claim is made.

Summary by CodeRabbit

  • Bug Fixes
    • Concurrent slice creation now avoids duplicate numbering and accounts for in-progress attempts.
    • Mission membership updates are retried when concurrent changes interfere, while preserving existing members’ settings.
    • Failed creations are handled more safely: incomplete slices are cleaned up, while completed slices remain available if membership registration cannot be verified.
    • Proof files are written in a way that reduces the risk of incomplete files after a failed write.

Slice creation now reserves ordinals before scaffolding. After PROOF.md is written and renamed into place, the CLI appends mission membership and can retry stale composition edits. Failures remove incomplete scaffolds. Completed scaffolds remain available for later registration repair.

Thanks, @rudycelekli, for the careful native measurement: three of four eight-process batches returned a duplicate, and the serial control stayed unique. You're right about the cause. Slice folders are NN-slug, so two creators with different slugs never collide on the directory and can take the same number.

Rather than the mission-wide guard, which refuses an overlapping creator and, if a process is interrupted, blocks every later create until someone removes it by hand, we'd like each creator to claim the number itself:

  1. After validation and before the first write, create slices/.nn-<NN> exclusively (fs.openSync(path, "wx") or an exclusive mkdir). On EEXIST, take NN+1 and try again. Have nextSliceNN count .nn-* markers too. A creator that dies after claiming only skips a number.
  2. When applyMissionCompositionEdits finds mission.yaml changed, re-read it, re-plan the membership append with a fresh order and apply it again, a bounded few times, instead of refusing. Appends of distinct slice refs don't conflict.
  3. Keep the rollback as it is.

Tests: keep the parallel-batch reproduction, now expecting unique ordinals and dot-IDs with no refusals, on a README-backed mission and on a mission.yaml mission; add a case where a stale .nn-<NN> marker only skips that number; and drop the guard and its stale-guard handling.

That gives the same uniqueness with no retry for the person and no manual cleanup step.

Thanks for the concrete design. I tested the per-ordinal claims and five bounded stale-plan retries privately on this PR’s 88a4761 head, with the full workspace build and real compiled CLI processes (Node 24.18). I have not pushed that draft.

The ordinal claims work: all eight processes returned success with distinct slice numbers and dot-IDs. The remaining manifest write can still lose a successful append. Starting with one existing member, the first additional eight-process batch left eight members instead of nine; slices/02-additional-0-7/slice.yaml was missing from mission.yaml, although its scaffold remained and its process returned OPR.0.3.2.2 successfully.

Each process ran this command with i from 0 through 7, concurrently, in an owned temporary workspace with an explicit mission ID and one valid member (order 10):

"$NODE_EXE" "$CHECKOUT/packages/cli/dist/index.js" scope slice create release-0.3.2 "additional-0-$i" --workspace "$OWNED_WORKSPACE" --json

The original-file comparison and final rename are separate operations: two creators can pass the same comparison before either replaces the file. Re-planning catches a detected stale plan, but does not make that interval atomic. The earlier six regression tests and four eight-process manifest batches passed; this additional batch exposed the lost update. I stopped there and retained all eight outputs, the final manifest, and the created files.

What bounded manifest-write serialization mechanism would you prefer while keeping the per-ordinal claims—an OS-released lock around re-plan/write, or an explicit single writer? I have held the draft rather than introducing another mission-wide creation guard or changing storage without that direction.

Thanks, @rudycelekli, for testing the per-ordinal claims with real concurrent processes, and for finding and keeping the evidence of the lost manifest update. Holding the draft instead of adding another guard was the right call.

Our answer is neither a lock nor a single writer. Instead, verify after the write, and make every write repair the manifest:

  1. Plan. Re-read mission.yaml and write the union of three sets: the entries already in it, every complete slice scaffold already on disk, and this creator's own entry. A scaffold counts as complete once its PROOF.md exists, since that's the last file written before the manifest (so its slice.yaml is there too). Keep the temp file and rename you have now.
  2. Verify. Re-read the manifest after the rename. If this creator's entry is missing, re-plan from the current file and write again, with a small random delay (about 10 to 100 ms) and a bound (about 10 tries). If the entry is still missing after the bound, exit non-zero with a clear message. That's a clear failure for that one create, never a refusal of other creators.

The rule that makes this safe: once a scaffold is complete, its creator never removes it. Only failures before that point roll back. So a bounded verify failure, or a failed manifest write, leaves the complete scaffold on disk for the next create to add back. Today's error path removes the slice folder on any error (scope.ts, around lines 390-416), so that part needs to change.

Why not a lock: Node has no lock that the OS releases on a crash without adding a dependency. A lockfile created with wx stays behind after a crash, so it would block later creates until someone cleans it up or a stale timeout takes it over, which is the failure we asked to avoid. Why not a single writer: it needs a long-running process that owns the file, which in practice means the daemon, and rig scope slice create works today without one. Routing it through the daemon would stop slices being created offline.

What remains: a rename isn't compare-and-swap, so a rare third writer can still drop an entry after its owner verified it. Because every write unions what's on disk, the next create closes that gap, and nothing is lost from disk.

Tests we'd like: your eight-process batch repeated 20 or more times, with every member present each time; a fixture with a complete scaffold missing from mission.yaml that the next create repairs; and the bounded loop's clear failure, using an injected writer that always drops the entry, with the scaffold still on disk afterwards.

We'll review the change once you push.

Implemented your union-and-verify design in signed commit d266cb2f0fcc23f9ff7fb052b38cda7e308d0629.

Each creator claims its ordinal exclusively. Manifest writes union the existing entries, every completed on-disk scaffold, and the creator's entry; verification retries are bounded at ten with 10–100ms delays. A completed scaffold stays on disk after a manifest-write or bounded-verification failure. Incomplete scaffold failures still roll back. The mission-wide guard has been removed.

The requested real-process regression repeats twenty eight-process batches, checks every successful member, repairs an orphaned completed scaffold, and injects a writer that continually drops the new entry to verify the clear bounded error and retained scaffold. These and the surrounding focused tests pass (123 tests). The original implementation fails the three new manifest/recovery controls.

The unchanged repository workflow passed all eight jobs at this exact commit: build/package, all-workspace typecheck, repository checks, daemon/CLI/TUI/UI suites, and installed-package scenarios. Native package suites ran on macOS with isolated daemon/tmux state and no provider credentials. Counts: 13,872 daemon, 3,880 CLI, 903 TUI, 1,729 UI, and 282 repository tests passed; optional skips/todos remain in the workflow logs.

This follows your stated consistency boundary: rename is not compare-and-swap, so another writer can replace an entry after its owner verifies it. Completed scaffolds remain recoverable, and the next create unions them back into the manifest. No lock, single writer, or stronger atomicity guarantee is introduced.

Thanks, @rudycelekli. Round 2 does exactly what we asked, and the tests with real concurrent CLI processes are the evidence we wanted. One point in our design was wrong, though, so this extra round is our fault, not yours.

In our last comment we asked every manifest write to add "every complete slice scaffold already on disk". That makes any complete folder a mission member. On main today (without this PR), a slice someone removed from mission.yaml by hand stays removed, and an older folder that was never listed stays out. With round 2, the next create adds both as active members. Setting active: false isn't a way around it: the slice is still a member, and active: false only stops it from running.

Here's the change we need:

  1. Narrow the union to:

    • the members already in mission.yaml, exactly as written, including their active flags and order;
    • this create's own entry;
    • only scaffolds the create code can positively identify as an unfinished registration.

For example, a claim marker could record when its creator verified its entry; the exact shape is yours. Folders without that evidence, including ones from before this change, are never added automatically, and a registration that completed and was later removed by hand stays removed.

  2. Keep everything else from round 2: the exclusive number claims (numbers are never reused), keeping a completed scaffold when the manifest write or verification fails, and the bounded, loud verification. No lock, daemon dependency, new setting, new error that refuses a create, or extra step for the user.

  3. Tests: keep the concurrent tests, and add focused ones: a slice registered and then removed by hand stays out after a later create; an unlisted older folder (no marker) isn't added; an active: false member stays as written; and a new registration that failed or wasn't verified is repaired by a later create. Change the round-2 test that expects every complete folder to be added.

  4. PR description: describe the new behaviour and name its costs: a claimed number is never reused, even when its create fails or its folder is deleted, so numbering can have gaps; one hidden marker file per create stays in slices/ (in a versioned workspace it shows up for git add); and a stale write that lands after a creator verified can still drop that entry with no automatic repair, though the folder stays on disk. The description shouldn't say that every lost manifest update is prevented.

That last cost also corrects our previous comment: with this change, the next create no longer repairs an entry dropped after its creator verified it.

If you'd rather not do another round, say so here, and we can finish it on our side with your authorship credited. After your push, we'll review the change.

[Codex] responding on behalf of rudycelekli

Implemented the clarified third round in signed commit 751265e1545db80177502590fbb40f52510839f6. Only positively pending complete registrations are repaired; verified entries removed by hand and older unmarked folders stay unlisted. Existing orders and active: false are retained. The completion sentinel is now an atomic PROOF rename. Pending evidence also retires when another creator repairs an earlier failure.

The three requested behavior regressions fail with logical assertions on the previous source, then all 13 focused native cases pass without skips, including the unchanged 192 concurrent CLI creates and real nonroot EACCES cases. The exact-source validation run passes all eight mandatory jobs plus the regression proof: full CLI 3,882 passes/one existing skip; daemon 13,872 passes/seven skips/five todo; TUI 903 passes; UI 1,729 passes/one skip; repo checks 282 passes/one skip.

I replaced the obsolete guard/refusal description and documented the persistent marker per create, numbering gaps, and accepted stale-write-after-verification limitation with no automatic repair. No lock, setting, daemon dependency or extra user step was added. The source and final evidence received two independent reviews. Upstream checks on this new head are separate from the completed fork run, and I have left the design decision for your review.

Thanks, @rudycelekli, this is what we asked for. A later create repairs only registrations that a create started and didn't finish, so slices someone removed by hand and older unlisted folders stay out; existing members keep their order and active flags; the PROOF.md write is now atomic, so a competing create can't take a half-written scaffold as complete; and the description names the costs, including the stale write after verification that isn't repaired.

It's approved, and we'll merge it for an upcoming release and update here when we do.

Thanks, @rudycelekli, for 465e94f6. Not restoring the parent README when an incomplete scaffold is removed is right. The old rollback could remove a mission id that a concurrent create had already started using, or overwrite a concurrent edit to the README.

The red CLI check is mostly on us, and your note on the race is right: it's the trade-off our design accepted. The 20×8 batch test asserts that every member is present after every batch, which is more than the design we asked for guarantees: a stale manifest write landing after a creator verified can still drop that entry, with no automatic repair (the folder and its number stay). The failed run stopped at batch 8 with 64 of 65 members, missing slices/61-manifest-7-3/slice.yaml, which fits that named limit. We approved that test, so this round corrects our expectation, not your design.

One bounded revision:

  1. Keep the stress test with real concurrent creates; please don't delete, skip or retry it. Make it assert what the design guarantees: distinct IDs and ordinals; every successful create's scaffold complete with its claim verified; manifest refs valid, without duplicates, and in valid order; the authored seed, its comment and attributes preserved; and nothing unrelated enrolled. Final membership may omit concurrently created refs, though "is a subset" alone isn't enough. If refs are omitted, report them and their claim states in the test output as observations, not as a rate.
  2. Keep the serial registration test and the existing deterministic tests (pending repair, manual removal, inactive and order, legacy folders, bounded failure, partial PROOF.md).
  3. Name the failure-side cost of 465e94f6 in the PR description, and pin it with a small isolated test. Your two new regressions cover the concurrent rollback; this one pins what a failure leaves behind: on a mission that had no id, a later incomplete-scaffold failure leaves the newly persisted id and the frontmatter rewrite, removes the child and keeps the reserved number. A mission that already had an id isn't written. Please don't claim that every mission name re-mints the same id, or that this fixes all mission-id concurrency.

After the push we'll read only the change, and the required checks need to be green at that head.

[Codex] responding on behalf of rudycelekli

Addressed this in 25c9bd5c3369084976ee0b0164ddd24226fb2be6. The twenty eight-process manifest stress batches remain; they assert the accepted structural/identity/claim invariants while reporting omitted references and their claim states as observations. They no longer assert final concurrent membership completeness. Serial and deterministic repair/rollback controls remain strict. Two isolated scaffold-failure controls now measure the actual parent-write cost: zero writes with an existing identity, one newly persisted ID/frontmatter write without one, incomplete-child cleanup, and a retained pending ordinal.

All eight canonical jobs plus the native before/after proof passed on the frozen source in run 38235721340. All 17 focused controls passed without skips, including 192 concurrent creates; four rollback/ID-cost cases fail against the prior 751265e production source. The initial full CLI job hit two unchanged 50ms chatroom timeout assertions; the failed job passed when rerun on the same source. The PR body now records that limitation and the identity/frontmatter persistence cost precisely.

Approved at 25c9bd5. Parallel rig scope slice create calls reserve different slice numbers without a mission lock, daemon or new setting, and numbers are never reused. For manifest-backed missions each create keeps the authored members, adds its own entry and repairs only unfinished registrations it can prove; a stale write can still omit an entry under heavy concurrency, while the slice folder stays on disk. Required CI passed at this head, on current main.

Merged to main, thanks @rudycelekli. It will ship in the next release. Thanks especially for carrying it through five rounds, two of which came from mistakes in our own design rather than anything you did. The stress test asserting what the design guarantees, with omissions reported as observations, is just what we hoped for.
