Roll out the Repository Intelligence profile across eligible repositories #13

Open

Description

@szmyty

Outcome

Adopt the Repository Intelligence contract, ADR/roadmap linkage, validation, generated snapshots, and published pages across the Ego Hygiene repository fleet through reviewable convergence pull requests.

This extends the ADR baseline rollout in #5; it does not replace or duplicate it.

Scope

  • Define eligibility profiles for code, documentation, site, policy, archive, and incubating repositories.
  • Inventory each repository's roadmap, ADRs, GitHub Pages topology, workflows, and existing intelligence surface.
  • Adopt the Aether decision-impact hook and inherited Hygiene contract versions.
  • Add stable roadmap-step IDs and reconcile existing ADR indexes without rewriting history.
  • Enable Egolint rules incrementally with explicit migration states.
  • Configure Relay collection/build/publication and preserve existing Pages routes.
  • Publish Repository Intelligence snapshots compatible with Observatory.
  • Open bounded, reviewable PRs; never mutate every repository in one opaque batch.
  • Track adopted, partial, blocked, exempt, not-applicable, and drifted states.
  • Prove rollback and version-upgrade behavior.

Rollout waves

  1. Contracts and fixtures in Relay.
  2. Relay as the reference implementation.
  3. Two pilots: one small repository and one large/active repository.
  4. Repositories with existing GitHub Pages.
  5. Remaining eligible repositories.
  6. Fleet reconciliation, drift monitoring, and documentation.

Acceptance criteria

  • Eligibility and migration profiles are explicit.
  • Every eligible repository has a recorded adoption state and owning PR/issue.
  • Existing ADRs and roadmaps are preserved and linked through stable identifiers.
  • Existing Pages content is not clobbered.
  • Partial adoption is visible rather than falsely green.
  • Fleet snapshots appear in Observatory and deep-link to repository pages.
  • Upgrade, rollback, exemption, and drift-remediation paths are documented.
  • Final reconciliation identifies remaining blockers and intentional exclusions.

Live public-fleet audit — 2026-09-26

Selected capability campaign: egohygiene/pace#31. Finish populated repository roadmaps through one reviewed repository change at a time, then proceed to the next capability.

Scope and meaning of status

Inspected all 28 accessible public repositories' default-branch trees, tracked root workflow definitions, ROADMAP.md sources, standard ADR paths, relevant issue states and recent delivery records. Each repository link below pins the inspected source revision. This table contains public inventory only.

Live HTTP/content/provenance checks were performed for the three detected public Intelligence consumers; additional checked URLs are recorded below. No workflow was dispatched, no implementation was changed and no prior acceptance gate was silently waived. This is a point-in-time audit, not a conformance certification or complete visual/accessibility test.

Track four independent stages: source exists → normalized data connected → renderer delivered → declared publication verified. Maintenance/refresh is an additional completion requirement. HTTP 200 does not prove populated data; a closed renderer issue does not prove fleet adoption.

Main findings

  1. All 28 public repositories have structured roadmap comments and stable step IDs. Source conformance and current intent still need reconciliation.
  2. Only Akashic, Empathy and OptiFlow have directly detected shared Intelligence generation composed into a public site. All 12 checked HTML routes on each site return HTTP 200.
  3. None of those consumer workflows supplies observatory-snapshot. Their Roadmap, Decisions, Now and Journey views visibly say Observatory evidence is unavailable. The current Relay action explicitly treats this input as optional; Build the normalized Repository Intelligence graph and query snapshots observatory#7 deliberately provides normalization rather than live source collection.
  4. Antidote invokes the older v1.1 reusable artifact workflow; that is not a published populated site.
  5. All 28 public ADR-backfill issues remain open. Six repositories have numbered files under docs/decisions; root decision logs in other repositories are not equivalent to completed migration. No consumer policy-reference.json was found at the standard docs/decisions path. Hygiene is the canonical policy owner and must not be judged as an inheriting consumer.
  6. Define the global Architecture Decision Record standard and inheritance contract hygiene#15 is already human-ratified; Add ADR scaffolding and inherited repository decision policy holon#6, Add a decision-impact and ADR hook to canonical AGENTS guidance aether#49 and Validate ADR, roadmap, and Repository Intelligence linkage egolint#24 are closed. Remaining shared ADR gates include Validate architecture and repository structure in CI relay#5 / Deliver #5 through an ordered architecture-validation execution plan relay#99 and [Capability 1] Roll out and reconcile the ADR baseline and Decisions views across the fleet #5, plus publication/adoption acceptance. Do not ask for repeated policy ratification or claim that all ADR work can start immediately.
  7. The canonical Hygiene catalog still has an August observation boundary and the legacy website identity; Antidote/Civics reconciliation and freshness are tracked by Define recurring organization health checkpoints and keep the repository catalog live hygiene#36.
  8. Existing local-versus-central publication intent matters: 6 public sources declare composed, 21 central and 1 canonical. A repository does not automatically need its own Pages deployment.
  9. Registry ownership proposals in feat(org): establish the canonical repository registry and relationship source of truth .github#42 and spec(repository-intelligence): define repository manifest, health, snapshot, and organization-state contracts aether#90 need reconciliation against accepted Hygiene ownership; new proposed contracts must not duplicate or silently replace current source contracts.

Repository-by-repository baseline

Roadmap column = number of detected structured step blocks and declared publication mode, not validated completion. ADR file counts cover the conventional docs/decisions/ADR-*.md location; root logs and alternative/legacy layouts must be preserved during migration. Every ADR issue below remains its existing owner.

Live site evidence

Consumer Observed publication Served source Generator / observed gap

Read the same host's /intelligence/provenance.json and /intelligence/summary.json for the recorded public source and producer states. OptiFlow main was ddc4b010caf5ad51c3d3f4b04e6b967a87ff8eea at source inspection; the differing deployment is not assumed to be a workflow or billing failure.

Checked /intelligence/ responses: Antidote HTTP 404; organization portal HTTP 404; Relay HTTP 404. Other repositories' public deployment topology was not exhaustively probed; "no direct shared consumer wiring" is a source finding, not an assertion that no website exists.

egohygiene/empathy#98 now owns the specific report-revision defect. It is independent of missing Observatory semantic input.

Capability status and remaining owners

Canonical repository routes are the /intelligence/... family; older short routes need registry-governed aliases.

Closed renderer issues stay closed. Missing collection/configuration is new integration/adoption work, not evidence that the renderer must be rebuilt. Do not declare a domain complete merely because its normalized model supports fixtures.

Updated delivery facts

  • Organization PR #43 and Relay PR #110 are merged, correcting the older review-pending checkpoint.
  • Relay's checkout-name fix is merged in PR #111 at 13f22cb67ae7f2b922e0c75de966610802201bdb.
  • Merged-main run 36250031097 is successful; inspected jobs include unit/integration tests, reusable artifact generation, output checks and the separate deployment-provenance fixture. Retained site and report artifact metadata includes non-expired SHA-256 digests.
  • This read verifies provider job/artifact metadata; it does not independently download/recompute those artifacts or establish a new consumer deployment.
  • Make Repository Intelligence output independent of checkout directory names relay#109 remains open for its evidence/consumer-guidance reconciliation; #106/feat(labels): preview Aether label adoption gaps #33 remain open for publication acceptance. The old statement that current main still contains the checkout-name defect is no longer current.

Capability-by-capability execution order

  1. Finish the roadmap data path and its first real canary through [Capability 2] Complete populated repository roadmaps across the eligible fleet #31; complete all applicable composed/central/disabled profile requirements before moving to a new capability.
  2. Complete the existing shared ADR validation/adoption chain, then the per-repository ADR/Decisions issues.
  3. Connect Git/GitHub evidence for Journey, Work and the associated Now view, one domain at a time.
  4. Connect release evidence, then check/health evidence, then declared dependency evidence.
  5. Complete Search attribution and two-snapshot Compare after their real source domains exist.
  6. Complete Hygiene, Audits, Sanity, Diagnostics and System Status one capability at a time through their existing owners.
  7. Finish organization aggregation, cross-route accessibility/release acceptance and remaining explicit v1 dispositions.

This is an execution overlay on existing owners, not a second architecture or a claim that the broad program is complete. Opening the collector does not close #13. Local-first implementation can proceed without polling hosted CI; publication claims still need actual publication evidence.

September 28 — optional Progress route adoption

Track the new achievement-style Progress feature at egohygiene/relay#130. Its first consumer handoff is egohygiene/relay#132, after Hygiene route/rule registration, Observatory progress/coverage support, and the Relay page.

Select one existing public-safe canary when those producer inputs are ready. Capture an actual unlock, repeat refresh, new/reopened work after a historical award, and partial/denied inventory behavior; preserve consumer-owned route composition/deployment and compatible immutable pins. Coordinate the repository's canonical /intelligence/progress/ route and configured /progress/ alias through the shared route registry.

Do not mark this page adopted from a fixture screenshot or a merged producer PR. Record source readiness, consumer adoption, and live route evidence separately. This optional route does not reset completed Intelligence adoption or change the current ADR-first execution order.
