perf(webview): load mermaid and posthog-js on demand instead of eagerly - #2259
Two large dependencies leave the eager webview graph:
mermaid (webview-ui/src/components/common/MermaidBlock.tsx): the static import mermaid from "mermaid" becomes a cached import("mermaid") behind a module-level promise. The render effect awaits the chunk, keeps the existing render-version guard, and falls into the existing error state if the import rejects.
posthog-js (webview-ui/src/utils/TelemetryClient.ts): the static import posthog from "posthog-js" becomes a cached dynamic import that only runs once telemetry is actually enabled. updateTelemetryState becomes async; capture queues events while the chunk is in flight and replays them after init.
webview-ui/src/App.tsx: marks the now-async updateTelemetryState call with void.
Why
Both packages were parsed on every webview startup, but chart rendering is rare per message and telemetry is dead weight for every user who has not opted in.
Package evidence (installed bytes, node_modules):

The two dependencies now ship as separate lazy assets:

assets/mermaid-parser.core-Ci8zOCbj.js 16,626 B
assets/module-CGGd6Piz.js (posthog-js) 307,685 B
Neither chunk is referenced from index.html (no modulepreload), so nothing downloads them up front. A bundle scan confirms the entry no longer contains mermaidAPI, dagre, flowchart-v2, or posthog-js markers. All 65 per-diagram mermaid chunks are still emitted, so every diagram type keeps working.
Behavior parity
Mermaid. The loading placeholder, error panel, copy/zoom/save actions, and theme re-render behavior are unchanged. The chunk is loaded once and cached; a failed load clears the cached promise so a later diagram can retry.
Telemetry. I read the current enable-check flow before changing it: App.tsx:191-204 calls updateTelemetryState only after didHydrateState, and the only capture calls that can precede that are in ErrorBoundary.componentDidCatch (error path) and the marketplace-tab effect. Under the old static import, capture was gated on telemetryEnabled, which is only set inside updateTelemetryState — so no event could reach PostHog before an enabling update. That invariant is preserved: capture still returns early unless telemetryEnabled, and events captured in the window between the enabling call and the chunk resolving are queued (bounded at 50) and replayed right after init, matching the ordering the static import gave for free.
One deliberate improvement: reset() is now only called on a loaded client. The old unconditional posthog.reset() ran before init() on every call and produced a You must initialize PostHog before calling posthog.reset console error; it cleared nothing.
webview-ui/src/__tests__/TelemetryClient.spec.ts: 20 tests — existing enable/disable/unset matrix plus deferred-loading cases (no load before enable, replay while loading, queue overflow capped at 50, drop on disable-before-resolve, no replay of pre-disable events after a re-enable, stale-enable guard, loaded callback identity).
webview-ui/src/__tests__/TelemetryClient.load-failure.spec.ts: 2 tests — chunk-load failure warns and skips init; events captured after a failed load are not queued, proven by retrying the load and asserting nothing replays.
webview-ui/src/utils/__tests__/TelemetryClient.spec.ts: updated for the async API.
Full webview suite: 173 files / 2236 tests passed.
Mutation evidence for the queue guards
Each mutant was applied locally, observed failing the named spec, and reverted:

Patch coverage on changed lines: 94.83% (55/58), above the 70% webview-ui patch gate.
Stryker diff budget: 101 changed executable lines in the webview package (limit 500, headroom 399); 0 advisories. Per file: TelemetryClient.ts 70, MermaidBlock.tsx 30, App.tsx 1.

Verification caveat
The webview-visual Playwright leg was not executed locally — Docker was unavailable in the implementation session. The mermaid gallery story already used a dynamic import of MermaidBlock and the component's prop contract is unchanged, so no visual delta is expected, but that is a static read, not an executed check. CI's webview-visual job is the guard for this PR.
What:
- MermaidBlock.tsx: replace the static `import mermaid from "mermaid"` with a
cached `import("mermaid")` behind a module-level promise. The render effect
awaits the chunk, keeps the existing render-version guard, and falls into the
existing error state when the import rejects.
- TelemetryClient.ts: replace the static `import posthog from "posthog-js"`
with a cached dynamic import that only runs once telemetry is actually
enabled. `updateTelemetryState` becomes async; `capture` queues events while
the chunk is in flight and replays them after `init`, matching the ordering
the previous static import gave for free. `reset()` is now only called on a
loaded client, which removes the "must initialize PostHog first" console
error the old unconditional `reset()` produced.
- App.tsx: mark the now-async `updateTelemetryState` call with `void`.
Why:
- mermaid (80.1 MB installed) and posthog-js (25.8 MB installed) were both in
the eager webview graph. Chart rendering is rare per message, and telemetry
is dead weight for every user who has not opted in.
- Entry chunk `assets/index.js` drops from 6,183,743 to 5,710,029 bytes
(-473,714 bytes, -7.66%). Mermaid now lands in three lazy chunks
(mermaid.core 94,159 + mermaid 29,549 + mermaid-parser.core 16,626 bytes) and
posthog-js in one (module-CGGd6Piz.js, 307,685 bytes). Neither is referenced
from index.html, so nothing preloads them.
Impact:
- Webview startup no longer parses mermaid or posthog-js. A mermaid block shows
the existing loading placeholder while its chunk loads; a failed chunk load
shows the existing error state.
- Telemetry behavior is unchanged for enabled users: events captured in the
load window are replayed after init. Disabled and unset-without-credentials
users never download the PostHog chunk at all.

Require regression coverage at the lowest valid harness with behavior-focused assertions, including relevant negative, error, false/unset, and boundary cases.
Mermaid diagrams show a loading state while rendering. If loading or parsing fails, an error is shown; a later attempt can retry after a loading failure.
Telemetry initializes only when the opt-in setting and required configuration are present. Events captured while it loads are sent after successful initialization, or discarded if loading fails, telemetry is disabled, or the queue is full.
Disabling telemetry during loading prevents initialization, and errors while sending events no longer disrupt the app.
Telemetry state updates now load PostHog asynchronously and queue events during loading. MermaidBlock now loads Mermaid on demand and handles asynchronous rendering and load failures.

updateTelemetryState returns a promise and loads PostHog on demand. Events can be queued during loading, up to 50, and are flushed after initialization. Disabling telemetry or a load failure clears the queue. Tests cover telemetry gates, deferred loading, queued events, and load failures.

Summary
On-demand loading and render handling webview-ui/src/components/common/MermaidBlock.tsx, webview-ui/src/components/common/__tests__/MermaidBlock.spec.tsx
MermaidBlock dynamically loads Mermaid and waits for loading before rendering. It skips stale renders and displays errors when loading or parsing fails. Tests cover pending renders and failure handling.
The remaining concern is limited to test coverage after telemetry is re-enabled. No production blocker is established; merge with this bounded testing follow-up acknowledged.

Full details: Security Boundaries
Explanation
No concrete security-boundary failure is introduced. TelemetryClient still requires opt-in, API key, distinct ID, and the VS Code telemetry gate before loading or sending events (webview-ui/src/utils/TelemetryClient.ts:61-72,114-146). The dynamic imports use fixed module specifiers, not unvalidated input. MermaidBlock passes diagram text to Mermaid with securityLevel: "strict"; its SVG innerHTML insertion is semantically unchanged from the base revision (MermaidBlock.tsx:58-78; base :40-50). No changed path bypasses approval or allowlist controls or adds a new secret/PII destination.
Full details: Persistence Integrity
Explanation
No changed persistence path meets the failure condition. The PR changes only webview telemetry setup, an in-memory pending-event queue, and Mermaid loading. App.tsx discards the async telemetry setup result, but that operation does not write application state. The only persistence option remains PostHog's existing persistence: "localStorage", and the diff shows no non-atomic write, missing rollback, or persisted-default propagation defect.

Full details: Regression Evidence
Explanation
Focused regression coverage remains incomplete. TelemetryClient.updateTelemetryState now calls posthogClient?.reset() and clears pendingEvents when disabling at webview-ui/src/utils/TelemetryClient.ts:68-73, but tests only assert that reset is not called before loading; no test enables telemetry, then disables it, and verifies reset and queue clearing. loadMermaid() clears its rejected promise for retry at MermaidBlock.tsx:17-25, but the chunk-failure test only checks one failed load and no later successful retry. The new non-Error fallback at MermaidBlock.tsx:80-84 is also untested; the parse test rejects with an Error. The existing Mermaid Playwright visual test and screenshots provide the required durable UI snapshot.
Resolution
Add focused tests at the existing unit/component layers: enable PostHog, queue an event, disable telemetry, and assert reset() and queue clearing; make Mermaid's dynamic import reject once and succeed on a later render; and reject Mermaid parsing or rendering with a non-Error value and assert Failed to render Mermaid diagram.
Full details: Lifecycle Resource Cleanup
Explanation
The previous lifecycle race remains. In the changed TelemetryClient.updateTelemetryState path, every enabled call awaits the shared loadPostHog() promise, then checks only the global telemetryEnabled flag at lines 79-89. If enable A starts, disable runs, and enable B starts before the import resolves, both continuations see telemetry enabled. Both then call reset(), init(), and flushPendingEvents() at lines 92-102; A can initialize with stale credentials, and initialization work is duplicated. App.tsx invokes this path when telemetry inputs change at lines 191-204. The current tests cover disable-before-resolution but not disable followed by re-enable before the shared load resolves.
Resolution
Add a monotonically increasing update generation or cancellation token. Increment it for every updateTelemetryState call, capture it with each enable request, and after await loadPostHog() initialize only if the token is current and the request credentials still match the current enabled state. Ensure only the current operation flushes queued events. Add a test that starts enable A, disables telemetry, starts enable B before the shared import resolves, and asserts one init() call using B's credentials.

Assert the loading placeholder while the render is pending.
The loading test checks the placeholder before renderDiagram is called, then checks only that it is gone after the render resolves. If the placeholder were hidden when rendering starts, the test would still pass. Add an assertion after the renderDiagram call, while its promise is still unresolved.
As per path instructions: "Flag tests that assert in-flight behavior only after the call completes — these cannot prove the behavior fires during execution."

Add a re-enable case that checks queued events are not replayed.
The disable tests stop after disabling. They never re-enable telemetry. The current code clears the pending queue on disable, so this test passes today. A regression that kept queued events across a disable would replay them on the next enable, and no current test would catch it. Add a test that disables and re-enables while the load is pending, then asserts that early_event is never captured.

webview-ui/src/components/common/__tests__/MermaidBlock.spec.tsx:124-126 Minor · Functional Correctness · Quick win
Add a retry test for a failed Mermaid import.
The failed-import test in MermaidBlock.spec.tsx renders once and checks only the error state. A rejected promise cached in loadMermaid would show the same state. The test would still pass if the cache clearing at MermaidBlock.tsx:21-22 were removed, and no test covers that path.
Add a test that stays in one MermaidBlock module instance:
The first render's mermaid import rejects. The component shows common:mermaid.render_error.
The second render, with a different code value, succeeds. rendered-diagram appears, and initialize and parse are called.
Do not call vi.resetModules() between the two renders. A reset creates a new module instance with an empty cache, so the test would not exercise the cache clearing.
Without the clearing, the second render reuses the rejected promise and stays in the error state. The test then fails.
As per path instructions: "Require regression coverage at the lowest valid harness with behavior-focused assertions, including relevant negative, error, false/unset, and boundary cases."

What:
- TelemetryClient.spec.ts: add "replays at most MAX_PENDING_EVENTS when more are
captured during the chunk load". It starts an enabling update, asserts init has
not run (proving the load window is open), captures 51 events, then asserts
exactly 50 are replayed in order (queued_event_0..queued_event_49) and
queued_event_50 is absent.
- TelemetryClient.spec.ts: add "does not replay events queued before a disable
once telemetry is re-enabled", which pins the `pendingEvents.length = 0` clear
in the disable branch.
- TelemetryClient.load-failure.spec.ts: the mock factory now throws on its first
evaluation and succeeds afterwards, so a transient chunk failure is followed by
an observable retry. The "stops queueing" case is split into a plain
warn/skip-init case and a new case that captures after the failure, retries the
load, and asserts nothing is replayed.
- TelemetryClient.ts: document the overflow policy next to MAX_PENDING_EVENTS
(silent drop past the cap, no queueing after a failed load, queue cleared on
disable).
Why:
- The overflow branch was implemented but no test exercised it, so a cap of 51 or
a `<` to `<=` boundary flip survived the suite.
- The previous "stops queueing" spec was unfalsifiable: with a permanently
throwing factory no client can ever exist, so `capture` was never called
regardless of whether posthogLoadFailed existed. Deleting the flag kept the
spec green. The retrying factory makes a client observable, so the flag is now
load-bearing for the assertion.
Impact:
- Verified by mutation: MAX_PENDING_EVENTS 50 -> 51 fails the overflow spec,
`<` -> `<=` fails it, deleting `!posthogLoadFailed` fails the new failure spec,
and deleting the disable-branch clear fails the re-enable spec. All four
mutants were applied, observed failing, and reverted.
- No production behavior change; the only source edit is a comment.

What: clear posthogLoadFailed when loadPostHog starts a new attempt, so
capture() queues events while the retry chunk is in flight instead of
dropping them; extend the load-failure spec to pin both edges of the flag.
Why: after a failed chunk load the flag stayed set, so every event captured
between a later opt-in and the retry resolving was silently dropped even
though the retry succeeded and would have flushed a queue.
Impact: events captured during a retry window now reach PostHog on success.

Two large dependencies leave the eager webview graph:
webview-ui/src/components/common/MermaidBlock.tsx): the staticimport mermaid from "mermaid"becomes a cachedimport("mermaid")behind a module-level promise. The render effect awaits the chunk, keeps the existing render-version guard, and falls into the existing error state if the import rejects.webview-ui/src/utils/TelemetryClient.ts): the staticimport posthog from "posthog-js"becomes a cached dynamic import that only runs once telemetry is actually enabled.updateTelemetryStatebecomes async;capturequeues events while the chunk is in flight and replays them afterinit.webview-ui/src/App.tsx: marks the now-asyncupdateTelemetryStatecall withvoid. Why
Both packages were parsed on every webview startup, but chart rendering is rare per message and telemetry is dead weight for every user who has not opted in.

Measured with
pnpm --dir webview-ui buildon a cleanorigin/mainworktree vs. this branch, same machine and toolchain.assets/index.jsThe two dependencies now ship as separate lazy assets:

index.html(nomodulepreload), so nothing downloads them up front. A bundle scan confirms the entry no longer containsmermaidAPI,dagre,flowchart-v2, orposthog-jsmarkers. All 65 per-diagram mermaid chunks are still emitted, so every diagram type keeps working.Behavior parity
Mermaid. The loading placeholder, error panel, copy/zoom/save actions, and theme re-render behavior are unchanged. The chunk is loaded once and cached; a failed load clears the cached promise so a later diagram can retry.
Telemetry. I read the current enable-check flow before changing it:
App.tsx:191-204callsupdateTelemetryStateonly afterdidHydrateState, and the onlycapturecalls that can precede that are inErrorBoundary.componentDidCatch(error path) and the marketplace-tab effect. Under the old static import, capturewas gated ontelemetryEnabled, which is only set insideupdateTelemetryState— so no event could reach PostHog before an enabling update. That invariant is preserved:capturestill returns early unlesstelemetryEnabled, and events captured in the window between the enabling call and the chunk resolving are queued (bounded at 50) and replayed right afterinit, matching the ordering the static import gave for free. One deliberate improvement:
reset()is now only called on a loaded client. The old unconditionalposthog.reset()ran beforeinit()on every call and produced aYou must initialize PostHog before calling posthog.resetconsole error; it cleared nothing.Tests
webview-ui/src/components/common/__tests__/MermaidBlock.spec.tsx: 5 tests — theme re-render, stale-render guard, loading placeholder, chunk-load failure, parse failure.webview-ui/src/__tests__/TelemetryClient.spec.ts: 20 tests — existing enable/disable/unset matrix plus deferred-loading cases (no load before enable, replay while loading, queue overflow capped at 50, drop on disable-before-resolve, no replay of pre-disable events after a re-enable, stale-enable guard, loadedcallback identity).webview-ui/src/__tests__/TelemetryClient.load-failure.spec.ts: 2 tests — chunk-load failure warns and skipsinit; events captured after a failed load are not queued, proven by retrying the load and asserting nothing replays.webview-ui/src/utils/__tests__/TelemetryClient.spec.ts: updated for the async API.Full webview suite: 173 files / 2236 tests passed.
Mutation evidence for the queue guards
Each mutant was applied locally, observed failing the named spec, and reverted:

The
webview-visualPlaywright leg was not executed locally — Docker was unavailable in the implementation session. The mermaid gallery story already used a dynamic import ofMermaidBlockand the component's prop contract is unchanged, so no visual delta is expected, but that is a static read, not an executed check. CI'swebview-visualjob is the guard for this PR.
