Refs #1701

PR type

  • New feature (type:feature)

Summary

  • Show recorded peer labels/workspaces and up to eight runtime-owned unfinished child tasks in orchestrator_list, without messaging or additional model calls.
  • Bind optional metadata to the selected transport activation and presence generation; keep routing IDs, unknown reachability and legacy schema-1 activity headers intact.
  • Cover restoration ordering, malformed/stale metadata, canonical activation selection and history-independent compatibility.

Changes

Surface Change
lib/orchestrator-presence.ts Bounded private derived sidecar; existing header schema unchanged.
lib/orchestrator-discovery.ts Conservative activation-bound metadata join.
extensions/gentle-agents.ts Publish live owned task scope and enrich discovery.
Discovery/extension tests Compatibility, privacy, bounds, admission, restoration and real registry cases.
Activity docs and ODD task document Contract, evidence, limitations and next units.

Verification

  • Final focused suite: 237 passed, 0 failed, 0 skipped.
    node --experimental-strip-types --test tests/orchestrator-presence.test.ts tests/gentle-agents.test.ts tests/orchestrator-discovery.test.ts tests/agents-session-transport.test.ts
  • node scripts/check-types.mjs: 186 recorded diagnostics, no regressions (ratchet, not clean compilation).
  • node scripts/build-runtime-modules.mjs --check: 8 modules match.
  • git diff --check origin/main...HEAD.
  • Registered-tool harness: peer/child metadata with no child launches or messages.
  • Portability RED/GREEN in an owned no-Git temporary package.
  • Independent verification resolved compatibility and restored-ownership findings.
  • Native review of behaviour commit 8cbb3dfe approved and acknowledged; portability follow-up independently verified.
  • Full CI suite, Windows/macOS jobs and packed installation: pending GitHub checks.
  • Live interactive Pi profile verification: not performed; required before full feature closure.

Contributor checklist

  • Linked approved issue and exactly one PR type label.
  • Tests and docs accompany behaviour; Conventional Commits, no AI attribution.
  • Shellcheck and skill-loading checks are N/A: no shell script or skill changes.
  • Dependency isolation restored after a write-through symlink incident. Shared tracked source stayed unchanged; previous dependency contents/provenance remain unknown. No destructive restoration attempted.

└── 📍 This PR: recognizable discovery
      └── Next: subject/repository/scope lifecycle (#1701)
└── Later: bounded consultations and owner decisions (#1702)

This slice does not close #1701 or #1702. It does not add file locks, prove workspace isolation, change message authority or guarantee live peers. Duplicate display names remain separate stable IDs. Metadata is a bounded first-page view; overflow/missing metadata remains unknown.

No merge, auto-merge, push to main or runtime reload was authorized or performed.

Summary by CodeRabbit

  • New Features
    • orchestrator_list shows same-profile peers with freshness, display labels, recorded workspaces, and up to eight unfinished child tasks, including task status and launch workspace.
    • Peers remain listed when discovery details are missing or ambiguous; their context is shown as unknown. Freshness does not confirm reachability.
  • Documentation
    • Added guidance on discovery details, freshness, privacy boundaries, and known limitations.

📝 Walkthrough

Walkthrough

The change adds activation-bound discovery sidecars for workspace and owned-task metadata. orchestrator_list now resolves peer metadata against presence and activation records and formats available context. Tests and documentation cover validation, freshness, ambiguity, and unknown context.

Changes

Orchestrator Discovery

Layer / File(s) Summary
Activation-bound discovery sidecar
lib/orchestrator-presence.ts, tests/orchestrator-discovery.test.ts
Adds validated, bounded discovery metadata in a separate sidecar. Reads match the sidecar to the session and header activation. Tests check header shape and metadata validation.
Resolve and present peer context
lib/orchestrator-discovery.ts, extensions/gentle-agents.ts, tests/orchestrator-discovery.test.ts, tests/gentle-agents.test.ts, docs/gentle-agents-activity.md, odd/tasks/agent-coordination.md
Discovery joins metadata to peer activations and retains peers when context is unknown. Presence publishing filters tasks by session ownership. orchestrator_list formats available freshness, workspace, and task details. Tests and documentation cover these behaviors and their constraints.

Merge Risk: 🔵 Low · up to b2972

Peer listings may show an earlier workspace after an idle directory change. This bounded context issue warrants owner awareness but does not block merging.

Security Architecture Review

Security architecture risk: 🔵 Low · up to e1239

The change exposes limited workspace and task information to other sessions sharing the same local profile, without adding execution or messaging permissions. No boundary bypass was identified in the reviewed paths. Privacy depends on trusted same-user profile access and appropriate operating-system access controls.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The new informational exposure concerns sessions and processes able to access the same user's profile: recorded session and child-task directories and bounded labels become visible through peer listing. The reviewed path does not itself grant execution, messaging, or filesystem authority, and the profile boundary is not evidence of isolation between mutually untrusted sessions.

Trust Boundaries and Controls

  • observed — Activation hashes correlate the selected session, endpoint, and creation time; they are not an authorization mechanism. Metadata additionally must match the selected presence header's session hash, incarnation, and generation. Duplicate or mismatched identities cause context to remain unknown.
  • observed — The sidecar reuses filesystem controls that reject symlink directories and unsafe files, validate owner identity on POSIX, bound reads, and create replacement files with mode 0600. These controls establish local storage safety within the stated same-user trust model, not authentication of peer-authored labels.

Resilience and Maintainability Implications

  • observed — Transport startup checks session identity and generation across asynchronous creation and listener startup, rejects stale callbacks, and closes obsolete resources. Task publication records ownership before the added publication call; the restoration regression test verifies that synchronous history callbacks cannot advertise restored running tasks as live work.
  • observed — Terminal-status filtering prevents completed, failed, cancelled, or timed-out tasks from qualifying for unfinished-task publication. Generation mismatches reject context after partial publication, and stale headers suppress context rather than imply continued liveness.

Explanation

The changes since the previous reviewed head add a README warning and settings instructions for Pi's builtin codemode. They also change generic ODD agent and delegation guidance, including blocking-prompt handling. These changes do not implement or verify peer discovery, workspace metadata, or owned child-task visibility for #1701.

Republish discovery when the workspace changes.

publishActivity() samples sessions.getCwd() only when it runs. The PresencePublisher heartbeat republishes cached discovery metadata and does not resample the workspace. If the session workspace changes while idle, peers can retain the previous workspace. Call publishActivity() from the workspace-change path.

CWE: CWE-200 — Exposure of Sensitive Information to an Unauthorized Actor

Do not publish the prompt-derived task label in discovery metadata.

AgentRunner.createTask sets TaskRecord.label with taskLabel(request.prompt, request.label). When label is omitted, taskLabel derives the value from the first prompt sentence. updateDiscovery then publishes that value to same-profile peers through orchestrator_list.

Store and publish a separate prompt-free discovery label. Use the explicit label when provided, or a fixed safe fallback. Keep the prompt-derived label for local task display only.

A session started before discovery publication (Gentleman-Programming#1714/Gentleman-Programming#1720) heartbeats the
schema-1 presence header but never writes a discovery sidecar, so
orchestrator_list rendered every field as unknown. When the header is recent
and the sidecar is absent, show the header label with an explicit legacy
marker. Invalid or foreign sidecars and stale heartbeats still fail closed.
